摘要
近年来,随着我国综合国力的提高以及社会经济的发展,外贸行业也实现了爆
发式的增长,大量从中国生产出来的产品销往全球市场。 Y公司也是在这一时期创
立并发展壮大的。但从 2021年开始,Y公司营业收入连续下跌,市场占有率一路走
低,这些都让其管理者意识到,公司现行的发展战略已经无法应对当前所面临的危
机。同时,以 Y公司为代表的众多中小型外贸企业并不知道该如何去寻找适合自身
的发展战略。因此,为这一类企业进行战略制定与选择就成为了我们当下研究的一
个重要课题。
本文选取 Y公司作为研究对象,运用多种战略分析工具去对公司状况进行梳理。
首先使用 PEST及波特五力模型对公司外部环境进行分析,其次通过对 Y公司现状
及能力的介绍来完成内部环境分析,并建立内外部关键因素矩阵。
在此基础上,我们通过建立 SWOT矩阵、QSPM分析矩阵为 Y公司选择了多元
化战略去开发新产品、拓展新市场,以此来分散风险,找出新的利润增长点。其次
利用商业模式画布、QSPM分析矩阵选择出了差异化竞争战略,力求打造出区别于
竞争对手的产品。最后根据欧洲市场的市场特性选择了多国本土化战略作为其国际
战略实施的主要内容,这能使产品更容易被当地市场所接受。
最后在战略实施阶段,我们主要利用战略地图去分解目标,提炼各项指标,并
结合财务、客户、学习和成长及内部流程四个层面制定出相对应的具体实施措施,
从而使得战略能够顺利落地,帮助 Y公司尽快走出困境。
本文结合战略管理理论的相关知识进行企业战略选择研究,并提出了很多实际
可行的具体措施,希望能够解决中小型外贸企业发展进程中的一些难题。

Abstract
In recent years, with the improvement of China's comprehensive national strength
and the development of social economy, the foreign trade industry has really grown
explosively , and a large number of products produced from China have been sold to the
global market. Company Y was also founded and grew during this period. However,
Company Y's operating income and market share has continued to decline from 2021.So
the manager finally realized that the company's current development strategy is not
suitable. At the same time, many small and medium-sized foreign trade enterprises don’t
know how to find a suitable development strategy. Therefore, strategy formulation and
selection for this type of enterprise has become an important topic of our research.
This paper selects Company Y as the research object, and uses a variety of strategic
analysis tools to sort out the company's business. Firstly, the PEST and Porter’s Five
Forces model were used to analyze the external environment of this company, and
secondly, the internal environment was analyzed by introducing the present situation and
capabilities of Company Y. Then, we build an EFE matrix and an IFE matrix.
On this basis, we select the Diversification Strategy for Company Y to develop new
products and expand new markets by using the SWOT matrix and the QSPM analysis
matrix, It can help us to diversify risks and find new profit growth points. Secondly, we
use the business model canvas and QSPM analysis matrix to select the Differentiation
Strategy. It can help us to create products that are different from other competitors. Finally,
according to the market characteristics of the European , the Multi-Domestic Strategy was
selected as the main content of its international strategy implementation, which can make
the product more acceptable to the local market.
After that ,we will make specific implementation plan according to the four levels of
finance, customers, learning and growth, and internal processes, so that the strategy can be
implemented smoothly and It will help Company Y to get out of the developing
predicament as soon as possible.
This paper conducts strategic choice studies by using strategic management theory, and puts
forward many practical and feasible specific measures, we hope to help some small and
medium-sizedforeigntradecompanytosolvesomeproblemsinthedevelopmentprocess .
