I 摘要 近年来,我国经济呈现出了高速发展的态势,各行各业在这一大环境 中发展迅猛,随之加大了市场的竞争。国内银行业也不例外,伴随着客户 对服务的要求不断提高、银行产品不断衍生、服务项目的流程日趋复杂, 传统的运用模式已经跟不上行业发展的步伐,不能满足客户日益增长的需 求。为了解决这一问题,国内银行业开始引进国外的构想,成立专门运营 管理部门,为银行建立集中化的作业中心,将具有规范的风险管控和交易 操作转为后台进行。这种模式不仅在降低成本的前提下提升了工作的效率, 而且能够正面的影响风险管控,扛起了行业转型的大旗。目前,A银行在 借鉴国内外各大机构后台集中运营建设的经验下,结合自身特点,也开始 了业务流程优化、作业模式的变革。而A银行在实际的运营中,集中运营 模式在风险管理环节逐渐暴露出了一些不足,文章将以此为基础进行分析 并提出解决的策略,具有一定实践意义;A银行作为传统国有商业银行, 采取的后台集中运营模式具有现代商业银行运营模式的一般性和个性化, 对其在实际集中运营模式中存在的风险管理问题这一问题进行研究,也会 为其他商业银行提供一定的帮助。 本文采用案例研究的方法,以银行流程再造、风险管理和银行运营管 理为理论基础,以国内外学者对流程银行的研究结果为参考,以A银行后 台集中运营模式为研究对象,运用SWOT分析矩阵、风险矩阵分析表重点 分析了A银行后台集中运营模式下出现的风险问题和产生问题的原因,通 过深入研究后台运营核心团队的风险情况和主要展现形式,得出以下结果: 其一,风险管控水平和业务处理效率在集中运营模式下有了显著的提高, 为A银行高质量发展提供坚实基础。其二,A银行后台集中运营模式下显现 的风险管控问题成因,一是后台集中运营模式下业务高度集中、前后台分 离造成的固有问题,二是A银行在践行后台集中运营模式中自身管理出现 的问题。其三,借鉴国内商业银行后台集中运营成功的经验,文章从聚焦 流程、系统智能化建设、加强后台运营基础管理、全面风险管控、深挖运 营数据价值四个方面出发,目的对A银行后台集中运营风险进行深入的分 析,对其后台集中风险管理水平的改进提出合理性的意见。 广东工业大学硕士学位论文 II 关键词:运营管理;集中运营;风险管理;流程再造 Abstract III Abstract Inrecentyears,China'seconomyhasshownahigh-speeddevelopment trend.Allwalksoflifehavedevelopedrapidlyinthisenvironment,whichhas increasedmarketcompetition.Thedomesticbankingindustryisnoexception.
