为了积极应对以上挑战,并解决当前已经暴露出的问题,GERS项目组从上到下都
意识到项目变革的必要性和紧迫性。
本文通过对GERS项目的知识分类、业务系统、人员组织结构、产品交付流程现状
进行的详细调查,并对业务数据进行了分析,归纳、总结了 GERS项目组当前遇到的困
难和挑战,指出并分析了其形成的根本原因。提出了以GERS的知识管理为突破口,基
于知识管理相关理论,以知识地图为工具,整合现有知识资源,变革组织结构,与产品
交付流程紧密结合的变革方案,并列举了项目变革成功与否的衡量指标。
最后,结合GERS项目的实际情况,分析了项目变革的可行性、风险以及相应的应
对措施。通过对GERS项目基于知识管理视角的组织变革、业务流程变革进行的深入研
究,本文得出了一系列与知识管理和项目变革相关的结论。

Abstract
GERS is an IBM developed solution for expense reporting, which is born in 1990,s. GERS
has transformed several times during last twenty years, including version upgrading and
business expending, the development and support center was migrated from US to China. The
global delivery center for GERS was established in China on 2005. After 7 years,the head
count is grown from 8 to more than 60,and the number of clients is also grown dramatically.
With the huge success on business and rapidly expanding of the team, GERS China team is
facing lots of problems and challenges, such as expending clients, changing demand, delivery
delay and lower quality than before.
To take the challenges and resolve the problems, the whole GERS team is aware of the
necessity and urgency of the project transformation.
This paper investigated the knowledge classification, business system, organization
structure and the delivery processes of GERS, and analyzed the business data, summarized
and concluded the problems and challenges which GERS is facing, pointed out and analyzed
their root causes. Based on the knowledge management theory, this paper uses the knowledge
management of GERS as a breakthrough, uses knowledge map as a tool to integrate the
existing knowledge resources, and proposed a transformation solution which would reformat
the organization structure and business processes. Then the paper listed the evaluation criteria
for the success of the project transformation.
Finally, considered the practical situation of GERS,the paper analyzed of the feasibility
and risk of the project transformation, and then the related solutions. Through the research on
the organizational change and business process reform of GERS project from the perspective
of knowledge management, the article concludes with a series of knowledge management and
project change related conclusions.
