I 摘要 HC 公司是一家专注于军工产品开发的高科技企业。2015 年以来,借助国内重 科技、重研发的宏观行业发展形势,公司的业绩呈现爆发式增长。尽管如此,公 司在研发管理中存在着诸多显著的问题,比如市场订单和技术能力不匹配、研发 团队人员能力参差不齐、研发产品到生产过渡中问题频出、职能部门管理制度不 完善、团队专业方向发展的困惑等,建立一套高效的研发管理体系是企业进入持 续快速发展期首要解决的关键问题。 基于此,文章首先梳理了国内外现有研发管理体系相关研究成果,并做了归 纳分析;通过相关文献与理论学习,作者认为在方法选择上,产品及周期优化方 法、门径管理模式、集成化产品开发(IPD)都可以用于研发管理体系优化改进。 通过综合对比分析,确定 IPD 是最适宜的方法;接下来,文章对 HC 公司基本情 况做了系统介绍,从组织结构、产品重组、研发团队、市场管理与研发流程五方 面分析了 HC 公司研发管理体系现状,并一一对应剖析了每方面存在的问题;文章 在阐述优化目标基础上,从上述五个方面依次开展了体系优化研究;最后,从制 度、资金与文化三方面做了保障措施设计。 文章的创新之处,在于本研究是在当前的新经济环境下探讨新管理模式应对 新机遇的“三新”发展问题,具有一定的新颖性;本研究的研究对象-HC 公司所 处行业属于研发型、高科技型产业,可以在一定程度上代表行业特性;最后,本 研究基于企业实际出发,深入分析探索,为企业切实解决了研发管理工作中的突 出问题,具有一定的针对性。论文研究结论为国内企业研发型企业、科技型企业 开展研发管理体系优化研究提供了有意义的借鉴。 关键词:研发管理,研发管理体系,体系优化,IPD,HC 公司ABSTRACT II ABSTRACT HC Company is a high-tech enterprise focusing on the development of military products. Based on this, this paper first reviews the existing research results of R & D management system at home and abroad, and makes a summary analysis; through the relevant literature and theoretical study, the author believes that in the method selection, product and cycle optimization methods, path management mode, integrated product development (IPD) can be used for the optimization and improvement of R & D management system. Through comprehensive comparative analysis, IPD is the most appropriate method; next, the article makes a systematic introduction to the basic situation of HC Company, analyzes the current situation of HC Company's R & D management system from five aspects: organizational structure, product restructuring, R & D team, market management and R & D process, and analyzes the existing problems in each aspect one by one; based on the elaboration of optimization objectives, the paper analyzes the problems in each aspect from the above aspects Finally, the paper designs the safeguard measures from three aspects: system, capital and culture.
