本文以Y公司光栅编码器业务板块为研究对象,对其发展战略予以了系统探索研究。 首先,对Y公司光栅编码器业务板块进行了从成效与问题两个层面予以了现状分析。然 后,在此基础上对Y公司该业务板块进行了环境分析。之后,结合现状分析和环境分析 提出了Y公司光栅编码器业务板块的发展战略目标和战略定位,并进一步集成SWOT 与ANP理论给出具体的战略选择方法步骤。最后,给出了战略支撑实施的具体策略和 保障措施。主要结论如下: 第一,提出Y公司光栅编码器业务的发展战略目标。总体发展战略目标为:到2025 年,成为国际一流的知名光栅编码器综合产品供应服务商。坚持“走出去”战略,使系 列产品在国际市场有重要影响,将“中国创造”光栅编码器品牌做强、做优,促进企业 创新发展、高质量发展。具体定量目标为:到2025年,国际市场占有率10%以上,国 内中高端市场占有率25%以上,产品年销售收入3亿元以上。 第二,从国际和国内市场两个层面明确了Y公司光栅编码器业务板块的战略定位。 在国际市场的战略定位是抢占高端光栅编码器产品市场,提升相应产品的技术实力和综 合竞争力,扩大市场份额。在国内市场的战略定位是巩固传统数控机床制造、伺服电机、 电梯制造、纺织机械、金融服务等领域“中高端”产品市场的市场份额,在该市场领域 “提值、增效”。同时,要积极开拓智能制造配套、机器人、智慧医疗、养老服务等新 兴领域市场,拓宽中高端光栅编码器产品的发展空间。 第三,通过SWOT分析了四个维度的Y公司光栅编码器板块发展战略影响因素, 并结合复杂系统ANP决策方法构建出针对Y公司光栅编码器板块发展战略选择分析结 构,通过群组专家定性与定量评价得出Y公司光栅编码器板块发展战略为SO战略。 关键词:制造升级;光栅编码器;发展战略;网络分析法 昆明理工大学专业学位硕士(在职)学位论文 Y公司光栅编码器业务板块发展战略研究 II Abstract Y enterprise grating encoder business is regarded as the research object, its development strategy is systematically explored. First of all, the paper analyzes the current situation of Y company's grating encoder business from two aspects of effectiveness and problems. Then, on this basis, the environment of the business segment of Y company is analyzed. Then, combined with the current situation analysis and environment analysis, the development strategic goal and strategic positioning of Y company's grating encoder business segment are put forward, and the specific strategic selection methods and steps are further integrated with SWOT and ANP Theory. Finally, the specific strategy of strategic support implementation is given. The main conclusions are as follows. (1) This articale puts forward the development strategic target of Y enterprise's grating encoder business. First, the overall development strategic goal is to become a world-class well-known comprehensive grating encoder product supplier and service provider by 2025. Adhere to the strategy of "going out", make a series of products have an important impact on the international market, strengthen and optimize the brand of "China created" grating encoder, and promote the innovation and development of enterprises and high-quality development. Second, the specific quantitative target is: by 2025, the international market share will be more than 10%, the domestic medium and high-end market share will be more than 25%, and the annual sales revenue of products will be more than 300 million yuan. (2) This paper puts forward the strategic positioning of Y company's grating encoder business segment from the international and domestic market. First, the strategic position in the international market is to seize the market of high-end grating encoder products, improve the technical strength and comprehensive competitiveness of corresponding products, and expand market share. Second, the strategic positioning in the domestic market is to consolidate the market share of "medium and high-end" products in traditional CNC machine manufacturing, servo motor, elevator manufacturing, textile machinery, financial services and other fields, and "increase value and efficiency" in this market field. At the same time, we should actively explore new markets in intelligent manufacturing, robotics, intelligent medical care, pension services and other emerging fields, and expand the development space of high-end grating encoder products. (3) Through SWOT analysis of four dimensions of the influencing factors of the development strategy of Y company's grating encoder plate, combined with the ANP decision-making method of complex system, an analysis structure for the development strategy selection of Y company's grating encoder plate is constructed, and finally the SO strategy is selected as the best development strategy of the company's grating encoder plate through the qualitative and quantitative evaluation of group experts.
