I 摘要 当前是电子信息化高速发展的时代,软件技术更新日新月异,软件越来越彰显 了它的重要性。企业的信息化建设也发展迅速,ERP系统作为管理企业信息化的 重要软件之一,在企业管理中起着举足轻重的作用。 小米SRM软件实施项目,是小米公司供应链系统部的重点实施项目之一,为 了更好的进行供应商管理,必须选择专业的供应商管理(SRM)软件,并且需要快 速实施,因此选择了Oracle的云系统,云软件本着租来配置即可使用的原则,在 实施周期上比传统的ERP项目要快40%左右。小米公司总部对该项目的质量、里 程碑节点都有明确的要求,特别是上线时间,更是要求的非常精确,不得延迟。作 为国内首家实施SRM云软件的项目,在Oracle公司新的实施方法论的支持下,如 何能保质保量完成项目的实施,对实施项目的过程和进度进行管控,是项目组的首 要目标,也是项目组需要面对的挑战。 本文主要研究如何利用进度管理的知识和相关管理工具,来保证项目按期完 工。第一章介绍了国内外项目进度管理的研究现状;第二章介绍了项目进度管理相 关的理论基础,第三章首先,利用WBS方法,进行工作分解;然后,利用单代号 网络图进行时间计划规划;最后,利用PERT方法进行时间估算和完工概率分析; 第四章通过确定跟踪时间进度的指标,并提供了对应的偏差计算和分析方法;第五 章是对本论文的总结与展望。 本文以SRM软件实施项目为蓝本,利用项目管理的理论知识和相关工具,进 行深入的研究和分析,本文提出的一些进度管理方法可以为后续类似的实施项目 提供一些借鉴意义,本文研究的问题具有一定的普遍性,因此结论对其他同类企业 有一定的参考价值。 关键词:项目管理,进度管理,PERT,关键路径法 ABSTRACT II ABSTRACT The current age of rapid development of electronic information, software technology updates are changing with each passing day, software is more and more important, Enterprise Informatization is developing rapidly, ERP system as one of the important soft- ware to manage enterprise information, it plays a pivotal role in enterprise management. There is a project named Xiaomi SRM software implementation project, it’s one of the key projects of Xiaomi's Supply Chain System Department. In order to better manage the supplier, they must be selecte a professional software , and it needs to be implemented quickly, so they select cloud system of Oracle,Cloud software is configured on a lease- to-use basis,and it is about 40% faster than traditional ERP projects in implementation cycle.The headquarters of Xiaomi has clear requirements for the quality and milestones of the project, especially Go-live date, which is very precise and must not be delayed. As the first project to implement SRM cloud software in China, with the support of Oracle's new implementation methodology, how to complete the implementation of the project with quality and quantity guaranteed, and how to control the process and progress of the implementation of the project is the primary goal of the project team, and also the challenge the project team needs to face. This article mainly researches how to use the knowledge of progress management and related management tools to ensure that the project is completed on schedule. The first chapter introduces the research status of project progress management in China and abroad; the second chapter introduces the theoretical basis related to project progress management. The third chapter first uses WBS method to perform work decomposition; then, uses a single code network diagram for time planning; Finally, the PERT method is used for time estimation and completion probability analysis; Chapter 4 determines the indicators that track time progress and provides corresponding deviation calculation and analysis methods; Chapter 5 is the summary and prospect of this thesis. This article is based on the SRM software implementation project, and uses the theoretical knowledge and related tools of project management to conduct in-depth research and analysis. Some of the progress management methods proposed in this article can provide some reference for subsequent similar implementation projects. The research questiones in this article are of a certain generality, so the conclusion has certain reference value for other similar enterprises.
