I 摘要 近几年,新能源汽车的兴起,同时在国家政策引导下,进入了众多的跨界造 车企业,市场竞争也开始更加激烈。汽车工业的头部车企也面临重
大考验,2018 年通用公司、福特公司全球减员,市场占有率萎缩。然而新能源汽车的可靠性也 面临众多考验,市场暴露出多个品牌车辆的续航不足、系统突然锁死等各种质量 问
题。因此在这样的背景下,企业提升质量水平是赢得市场竞争力的关键。 A公司是一家主要生产汽车零部件的公司,在国内细分领域中拥有一定的地 位。近几年的快速发展,A公
司在质量管理方面出现了许多纰漏,产品质量投诉 也有所增加。而且在如今激烈的市场环境下,必须要尽快提高质量管理水平。对A 公司的质量管理流程优化,就是达成这一目标
的关键方法。 本文以A公司质量管理流程为研究对象,首先对研究背景和相关流程优化理 论进行了整理说明。其次通过对质量管理流程的梳理,运用成功因素法、学习五 角星法
和帕累托图工具筛选出运行效率低且优化收益高的三个关键流程:产品质 量先期策划流程、外协件质量管理流程和售后质量表现监控流程。然后分别对这 三个关键流程运用失效
模式分析和ASME分析工具进行诊断,分析出三个流程中 存在的各种问题,如:产品质量先期策划流程中存在三初始资料的审核环节缺失、 新设施设备的控制、SOP文件的可行性、
过程能力的确保等问题,外协件质量管 理流程中存在的非增值的时间太多,售后质量表现监控的维度单一等问题。最后 使用ECRS工具和“流程四要素”法,从问题出发找到根本
原因,从提高流程的运行 效率、减少流程中的非增值环节、加强内部信息的共享、提高产品开发流程的可 靠度,对流程的内容、关系、逻辑、职责等方面进行优化。也提出了绩
效考核方 法、组织结构的调整、正面的激励措施、制度的调整等,为流程优化的成功提供 保障。 此篇文章研究的主要内容就是质量管理工作中包含的流程优化内容,同时还 总
结了几点保障业务流程优化顺利进行的组织层面和制度层面的举措。期望可以 给有关工作人员提供顺利开展工作、提升汽车整体质量的参考作用。 关键词:质量管理,流程优化

industryisalsofacingacrucialtest.Since2018,bothGeneralMotors(GM)andFord havecarriedoutglobaldownsizing,whichleadstotheshrinkingofmarketshare.
However,thereliabilityofnewenergyvehiclesisalsoputtothetest,suchasthe insufficientenduranceofmultiplebrandvehicles,asuddenlockofthesystem,etc.In
thiscontext,improvingqualityisthekeytowinthemarketcompetitiveness. CompanyA,mainlyengagedinmanufacturingofautoparts,hasoccupiedacertain
statusofdomesticsubdivision.However,TherapiddevelopmentofCompanyAin recentyearshasresultedinmanymistakesinqualitymanagement,socomplaintsabout
productqualityhasalsoincreased.Moreover,underthecurrentintensemarket environment,qualitycontrolmustbeimprovedassoonaspossible.Therefore,quality
managementprocessoptimizationofCompanyAisthekeytoachievethisgoal. ThispapertakesthequalitymanagementprocessofCompanyAastheresearch
object.Firstly,theresearchbackgroundandrelevantprocessoptimizationtheoriesare summarizedandexplained.Secondly,bysortingoutthequalitymanagementprocess,
threekeyprocesseswithlowoperationefficiencyandhighprofitfromoptimizationare selectedbyusingthesuccessfactormethod,PentagramandParetocharttools,which
areadvancedprocessofproductquality,qualitymanagementprocessofoutsourcing partsandmonitoringprocessofafter-salesqualityperformance.Next,failuremode
analysisandASMEanalysistoolsareadoptedanddiagnosedforanalysisofthe problemsinthethreeprocesses.Manyissuesexistinadvancedprocessofproduct
quality,suchasthemissinginreviewofinitialdata,controlofnewfacilitiesand equipment,feasibilityofDocumentSOP,processcapabilityassurance,etc.Moreover,
manyproblemsinthequalitymanagementprocessofoutsourcingpartsaretoomuch non-value-addedtimeandsingledimensionofmonitoringinafter-salesquality
performance.Finally,ECRStoolsandprocessfour-factormethodareadoptedtofind therootcauses,aimingtoimprovementofprocessefficiency,reductionof ABSTRACT III non-
value-addedelementsintheprocess,enhancementofinternalinformationsharing toimprovethereliabilityoftheproductdevelopmentprocessandoptimizationofthe
contentinprocessrelationship,logicandresponsibility.Furthermore,theperformance appraisalmethod,organizationstructureadjustment,positiveincentivemeasuresand
systemadjustmentareputforwardtoEnsurethesuccessofprocessoptimization. Thispaperaimstoresearchonprocessoptimizationinqualitymanagement,
summarizesseveralorganizationalandinstitutionalmeasurestoensurethesmoothof businessprocessoptimization.Itisexpectedtoprovidethereferenceforthestaffto
