I 摘要 企业通过绩效考核对员工工作情况进行有效评估,根据被考核者的岗位要求制定 考核指标和考核标准,运用科学的考核方法,对员工的工作行为和业绩做出科学评价。 近年来,越来越多的中小企业绩效考核意识增强,认识到绩效考核的重要性,通过绩 效考核激励员工提高工作绩效,提升企业盈利水平,引导员工为企业带来更多收益。 当前大多数中小企业都有绩效考核体系,但是有的考核过于简单,有的费时费力收效 甚微,因此企业应该基于自身发展需求,选用合适的绩效考核方法,科学有效地实施 绩效考核,建立系统全面的保障措施保证考核结果的公平公正,最大限度发挥绩效考 核的激励作用,实现员工和企业共同发展,进而提升整个企业的管理水平。 ZBSS公司是一家中型水泥熟料生产企业,本文以ZBSS公司为研究对象,首先, 通过问卷调查和个别访谈的方法,分析企业现行的绩效考核体系现状,发现存在绩效考 核与企业战略目标脱节、考核指标设置不科学、员工参与度不高、考核结果运用不充分 等问题,通过分析问题产生的原因主要是绩效考核体系不完善、企业绩效的推广和辅导 工作不到位、管理系统存在缺陷、缺乏准确的职位分析、绩效考核反馈沟通不足、企业 对员工的培养模式单一等。其次,针对问题原因,对当前的绩效考核体系进行了重新优 化,设计以KPI为核心的绩效考核体系,明确考核原则和考核思路,运用SWOT分析 法确立企业战略目标,以企业战略为导向,运用层次分析法、数据统计法等,对绩效考 核指标、权重、流程等重新优化,并以生产运行部生料主管为例阐述其整个绩效考核的 实施过程及评价结果。最后,分别从组织、制度和文化三个方面提出保障措施,成立绩 效考核委员会和绩效考核日常推广小组,重新修订《ZBSS公司的绩效考核管理办法》, 建立绩效考核监督监管机制,加大宣传、广泛培训,确保优化后的绩效考核体系顺利实 施。总体上,本文根据ZBSS公司实际情况,构建了基于KPI的绩效考核体系,以提高 企业管理水平,促进员工绩效提升,提高企业的整体绩效,实现战略目标。所做研究对 同行企业也起到一定的借鉴和参考作用。 关键词:绩效管理;绩效考核;KPI;问卷调查 山东理工大学硕士学位论文ABSTRACT II ABSTRACT Theenterprisecarriesouteffectiveevaluationofemployees'workingconditionsthrough performanceappraisal,setsassessmentindicatorsandassessmentstandardsaccordingtothe jobrequirementsoftheexaminee,andmakesscientificevaluationofemployees'working behaviorsandperformancebyusingscientificassessmentmethods.Inrecentyears,moreand moresmallandmedium-sizedenterpriseshaveenhancedtheirawarenessofperformance appraisalandrealizedtheimportanceofperformanceappraisal.Throughperformance appraisal,employeesareencouragedtoimprovetheirworkperformance,improvetheir profitabilityandguidethemtobringmorebenefitstotheenterprise.Currentmostsmalland medium-sizedenterpriseshaveperformanceappraisalsystem,butsomeassessmentistoo simple,sometimeslaborious,sotheenterpriseshouldbebasedontheirowndevelopment needs,chooseappropriateperformanceappraisalmethod,scientificandeffective implementationofperformanceappraisal,theestablishmentofasystemcomprehensive securitymeasurestoensurefairandjustexaminationresults,performanceappraisalshould playtheroleofincentivestothegreatestextent,realizeemployeesandcommondevelopment oftheenterprise,andthusincreasetheenterprise'smanagementlevel.
