摘 要
随着国内能源问题的日益突出,“节能环保”已经成为了关系国民经济的长远
发展的重要议题。国家于近年来相继出台各项政策以促进节能减排事业和服务领域
的发展,节能服务企业开始大量涌现并迅速成长,但却面临着各种瓶颈和障碍,因
此有必要对国内成功运营的企业案例进行分析,提出一套适合于当前能源环境下的
节能服务企业战略模式。
GN 公司为一家以能源服务为宗旨的节能服务公司,作为一个新兴产业,GN 公
司在快速发展的同时也面临着一些瓶颈:比如商业模式不稳定、市场方向局限等。
本文通过对 GN 公司的业务组合、资源配置、竞争优势等进行分析,确认了 GN 公
司战略管理的关键战略要素;利用 PEST 分析法对 GN 公司的外部环境进行分析,指
出了当前 GN 公司正处于国内政策鼓励,市场需求空间巨大、技术成熟的大好机遇
下,同时面临了国外企业进入该领域的挑战;通过对国内外同类企业的比较和探讨,
竞争态势矩阵 CPM 对竞争对手的特点进行总结和分析;得出 GN 公司相较于竞争对
手而言,独特的运营机制和先天的二次能源价格是其最大的优势,但核心竞争力的
缺乏和市场的局限性仍旧是其劣势之所在;本文还利用了 IFE 内部因素评价法对 GN
公司的内部结构及管理模式等进行了一系列评价,对 GN 公司的整体运营持肯定态
度;本文利用 BCG 波士顿矩阵对 GN 公司的业务组合进行了详尽的分析,将各业务
内容进行了明确的划分,并针对不同类型的业务提出不同的战略建议;最后,综合
了外部条件、内部因素、业务组合分析、国内外竞争对手的比较等内容,利用 SWOT
分析法,提出了针对 GN 公司的战略管理建议,指出在目前的能源环境下 GN 公司
应当采取扩张型战略,即在市场还不成熟的条件尽快抢占国内节能市场,同时培养
自身的核心竞争力。本文的研究结果也同时为国内同类型中小型节能服务企业提供
了重要的参考,具有一定的实用价值和社会意义。

Abstract
With the domestic energy issues have become increasingly prominent, the energy
saving and environmental protectionhas become a national economic development an
important issue, Developing countries in recent years have been introduced policies to
promote energy-saving emission reduction programs and services. Energy service
companies (ESCO) have begun to emerge and grow rapidly, but faced with all kinds of
bottlenecks and obstacles. So it is necessary that We should put forward a set of suitable
strategy pattern for ESCO in the current energy environment on the successful operation
of the business case analysis.
GN company is an ESCO for the purpose of energy-saving Service, As an emerging
industry, GN company is also facing some bottlenecks in the rapid development at the
same time. Such as business model is not stable, the direction of the market limitation and
so on. In this paper, based on the analysis of GN company's business portfolio, the
allocation of resources, competitive advantage, to confirm the key strategic elements of
strategic management of GN company; was analyzed by using the PEST analysis method
of external environment of GN company, the GN company is in domestic policy, market
demand is big opportunity, mature technology next, while facing the foreign enterprises to
enter the field of challenge; through the comparison of domestic and overseas enterprises
and discussion, the competition situation matrix CPM competitor on the characteristics
were summarized and analyzed; the GN compared to the competitors, unique operation
mechanism and congenital two energy price is the biggest advantage, but the limitations
are the lack of core competitiveness and market still is its disadvantage lies; we use the
IFE internal factor evaluation method for GN company's internal structure and
management mode, a series of evaluation, affirmative attitude to the operation of GN
company; the BCG Boston matrix combination of business of GN company for a detailed
analysis, the service content of the clear division, and for different types of business
presented a different strategy to build Discussion; finally, the external conditions, internal
factors, portfolio analysis, domestic and foreign competitors, the comparison of content,
using the SWOT analysis method, put forward to GN company's strategic management,
points out that in the GN company's current energy environment should take expansion
strategy, namely in the market is not mature conditions as soon as possible to seize the
domestic energy market, and cultivate their own core competitiveness. The results of this
study also provides important reference for the same type of small energy-saving service
enterprise, has certain practical value and social significance
