摘 要
近些年由于国家加大铁路和城市轨道交通建设投入,轨道客车进入高速发展的黄金
时代。长春轨道客车股份有限公司因此而获益,获得了大量的订单,但必定产能有限,
造成了订单积压。

模型车研制是轨道客车在设计时的一个阶段,目前长客公司模型车研发制造过程大
概需要105天时间,耗时较长。

木文通过综合分析中国北车集团长客公司现阶段模型车的生产过程,包括各种数据
以及近期实际项目的运作情况,咨询制造过程中相关人员,了解实际制造中所发生的低
效事件,征求他们的改进意见,最终将存在的问题进行总结,运用流程重组及统筹理论
给出解决方案。

通过客观的研究,将模型车研发制造过程从通常的105天缩短到75天,缩短1个
月左右,为后续定型生产赢得宝贵时间。

Abstract
Nowadays, with the increased investment on the railway and urban railway vehicles
construction, the railway vehicles enter the golden age of the high-speed development. The
Changchun Railway Vehicles Co., Ltd. gets a lot of orders, but because of the limited
capacity,some of the orders are backlogged.
RD and manufacturing of the model cars is one of the design stages of railway
vehicles, and the RD and manufacturing process of model car takes about 105 days in the
Changchun Railway Vehicles Co. Ltd., and consumes a longer time.
In this paper, a comprehensive analysis of the Current model car production process in
the CNR Changchun Railway Vehicles Co. Ltd. Are carried out, which includes various kinds
of data as well as the current actual operation of the project, the consultation of the relevant
staffs of the manufacturing process and the comprehensions of the actual manufacturing
inefficiencies event. The suggestions for improvement are solicited, the problems are
summarised ultimately, the process reengineering method and the coordination theory are
applied to get the final solutions.
Through the objective research, the RD and manufacturing process of the model car is
shortened from the usual 105 days to 75 days,which is shortened about a month and precious
time for the subsequent approved production are obtained.
