随着移动互联网日新月异的发展,电信服务运营商对于通信核心网络的质量 要求也随之提高,电信设备供应商也提高了产品功能与性能测试的标准,通过软 件对产品进行自动化测试的难度在逐年增加。艾森公司自成立以来一直为多家电 信服务运营商和设备供应商提供移动核心网络产品的自动化测试解决方案,此类 项目占公司营收的65%。但是作为一家年轻的国内中小型企业,艾森公司的项目 管理并不尽人意,主要体现在项目的进度管理环节。公司以往的自动化测试项目 中,项目经常无法按时完工,一方面因为现在网络结构复杂,工作技术要求高, 另一方面是项目进度中使用的传统方法导致了很多人员与资源上的浪费。因此, 在保证按期完成项目的同时降低项目人员数目,避免各种资源浪费,有效缩短项 目工期,都关系到企业能否实现业绩效益,这个问题是摆在艾森公司面前最紧迫 而且现实的问题之一。 本文依靠项目进度管理的理论,对项目延期交付进行了全面分析,找到了目 前项目进度管理中问题产生的根源。使用网络图、关键路径、PERT、关键链等管 理工具和理论,对自动化软件测试项目进度进行了设计方案的优化及优化策略的 保障。 本文阐述了进度管理相关的理论与工具,对整体行业、公司和自动化软件测 试项目的现状做了基本介绍,根据项目进度统计表发现有多个自动化软件测试项 目存在不同程度的延期。通过鱼骨图分析了项目进度延期的原因,并且从财务报 表得出,由于项目开发时间过长,自动化测试软件延期交付,按照合同规定收到 了相应的罚款,导致了项目利润率下降。随后根据问题的原因和自动化测试项目 的特点,以爱立信项目为例,对项目进度管理进行了优化。使用网络图将部分不 必要的串行任务修改为并行任务,之后经PERT的三点估计对项目工期进行优化, 再利用PERT提供的弹性系数参数与关键链方法对项目工期进行进一步的优化, 发现项目的工期可以缩短34.5%,并且人力资源需求也减少了31%。同时本文对 优化方案的具体实施提供了保障措施,使用矩阵式组织结构优化了项目的组织架 构,使得组织架构更加有效;通过设计问卷与问卷调查获得项目组成员对当前项 目绩效管理的整体评价,再与项目经理进行访谈,了解当前项目绩效管理中存在 兰州大学硕士学位论文 艾森公司自动化测试软件项目进度优化设计 II 的问题,并引入OKR工具改进当前绩效评估,提高了项目员工的积极性,确保 项目能够顺利实施。 本文采用理论与实践相结合的方法,为自动化测试项目的进度管理提供了一 种新的策略与方法,对公司项目管理中的进度控制和人力资源优化等方面有一定 的实践参考价值。项目组织架构的合理调整,提高了项目人员利用率和团队凝聚 力;项目绩效评估的改善,降低了项目组成员的压力,提高了自身的主观能动性。 这些措施都能有效降低项目风险,赢得客户更高的满意度,使公司的项目管理进 入良性的发展。 关键词:进度管理,关键链,进度优化,进度控制 兰州大学硕士学位论文 艾森公司自动化测试软件项目进度优化设计 III ESSEN AUTOMATED TEST SOFTWARE PROJECT SCHEDULE OPTIMIZATION DESIGN Abstract With the rapid development of the mobile Internet, telecommunications service operators have increased their quality requirements for the core network of communications, and telecommunications equipment suppliers have also increased the standards for product function and performance testing. The difficulty of automated testing of products through software is increasing year by year. increase. Since its establishment, Essen has been providing automated testing solutions for mobile core network products to a number of telecommunication service operators and equipment suppliers. Such projects account for 65% of the company's revenue. However, as a young domestic small and medium-sized enterprise, Essen's project management is not satisfactory, mainly reflected in the progress management of the project. In the company's previous automated testing projects, projects were often not completed on time. On the one hand, because of the complex network structure and high technical requirements, on the other hand, the traditional methods used in the project schedule caused a lot of waste of personnel and resources. Therefore, reducing the number of project personnel while ensuring that the project is completed on time, avoiding various resource waste, and effectively shortening the project duration, are all related to whether the company can achieve performance benefits. This issue is one of the most urgent and realistic issue before Essen. This article relies on the theory of project schedule management to conduct a comprehensive analysis of project delayed delivery and finds the root cause of problems in current project schedule management. Using network tools, critical paths, PERT, critical chains and other management tools and theories, the design of the automated software test project is optimized and the optimization strategy is guaranteed. This article describes the theory and tools related to schedule management, and gives a basic introduction to the current status of the entire industry, companies, and automated software testing projects. According to the project progress statistics table, it is found that there are multiple automated software testing projects with varying degrees of delay. From the financial statements, it was concluded that due to the long development time of the project, the automated testing software was postponed and the corresponding fines were received in accordance with the contract, resulting in a decline in project profitability. Then according to the cause of the problem and the characteristics of the automated test project, taking the Ericsson project as an example, the project progress management was optimized. Use network diagram to modify some unnecessary serial tasks to parallel tasks, and then optimize the project duration by PERT's three-point estimation. Then use the elastic coefficient parameters and key chain method provided by PERT to further optimize the project duration, and find that The project duration can be shortened by 34.5%, and human resource requirements have also been reduced by 31%. At the same time, this article provides guarantee measures for the specific implementation of the optimization scheme. The matrix organization structure is used to optimize the organizational structure of the project, making the organizational structure more effective. Through the design of questionnaires and questionnaires, the overall evaluation of the current project performance management by project team members is obtained. Interview with the project manager to understand the problems in the current project performance management, and introduce OKR tools to improve the current performance evaluation, increase the motivation of the project staff, and ensure the smooth implementation of the project. This paper uses a combination of theory and practice to provide a new strategy and method for the progress management of automated test projects, and has certain practical reference value for the progress control and human resource optimization in company project management. The reasonable adjustment of the project organizational structure has improved the utilization rate of the project personnel and team cohesion; the improvement of the project performance evaluation has reduced the pressure on the project team members and increased their own initiative. These measures can effectively reduce project risks, win higher customer satisfaction, and enable the company's project management to enter a healthy development.
