基于精益生产的 ZF 公司液力缓速器新产线的运营优化 本论文结合了精益生产理论和新产线运营优化的相关方法,对 ZF 公司液力缓速器 新产线的投产和持续改善进行了优化研究。该研究的目的是确保新产线项目启动时同 步导入精益生产,减少新产线投产后的浪费,保证新产线在安全、质量、效率、交付 期、柔性化等方面有良好的绩效表现。 本论文首先介绍了 ZF 公司的概况、主要产品和生产现状,对现有产线在投产过程 中存在的问题进行了系统性的分析,回顾现有产线规划不足之处并总结经验教训,从 而说明对液力缓速器新产线导入精益生产的必要性。接下来结合液力缓速器新产线的 项目,提出了新产线精益优化的准则和总体思路,然后进行具体的精益优化方案的阐 述,在量产之前是基于价值流设计的规划研究,对新产线的整个物料流和信息流进行 系统性的分析,包含过程链的规划、生产计划与控制的优化、精益物流的规划等,在 分析的过程中,运用了精益生产的相关方法,比如线平衡、标准化作业、循环补料等。 与此同时,从 5S 和目视化、TPM、日常管理等方面对新产线的现场持续改善进行阐述, 确保新产线的精益生产不会半途而废。最后,简单描述 ZF 公司新产线精益生产实施保 障的要素,从组织结构、领导力、企业文化、关键绩效指标等方面进行了介绍,确保 精益优化可以得到执行落实。本文所论述的相关精益生产的相关方法和工具,都是针 对目前公司中存在的问题而进行的系统性的改善优化措施,从而在源头上保证液力缓 速器新产线的精益投产。 本文所阐述的液力缓速器新产线优化的工具和方法具有通用性和典型性,可以为 其它企业的类似新的装配线的运营改善提供一定的参考借鉴。 关键词: 精益生产,精益规划,价值流,消除浪费III Abstract Operation Optimization of New Intarder line in ZF Company based on Lean Production This paper using methods of lean production and production line planning and design to study the operation planning of ZF’s new production line of Intarder. The purpose of this study is to ensure the synchronous introduction of lean production at the beginning of new production, so as to ensure that the new production line has a good performance in terms of flexibility in delivery, safety, quality and efficiency when it is launched. Firstly, this paper states the current situation of ZF company, analyzing the problem at the beginning of production in a systematic way and the shortcomings of existing production line during planning. With the experience and lesson learned from previous project, it explains the necessity of introducing lean production to the new production line of Intarder. Then, in view of the new Intarder project, this paper puts forward the general methodology for new production line planning and new planning concept, elaborating lean production plan for the new production line and analyzing the material flow, information flow including the application of value stream, line balancing, lean logistics etc. In addition, it summarizes the evaluation to the model of lean production by the set of key performance indicators and evaluation of the maturity of the lean production, to judge the impact on the implementation of lean production scheme. This paper ends with a brief description of ZF operating system, from organization chart, leadership, staff involvement, company culture and so on, to ensure of the lean implementation of the new production line. The tools and methods of new production line planning described in this paper are universal and can be used for reference by other enterprises for similar operation planning of new assembly line.
