绩效管理历来是企业人力资源管理的重点难点。中层管理团队是企业的中坚 力量,团队绩效管理工作越来越受到企业管理者的重视。随着我国电影行业的蓬 勃发展,相关的法规、政策也逐步有序的落地和实施。作为中国领先电影终端品 牌的万达电影院线,同时参与着国内、国际市场的竞争,这使得万达院线人必须 提高自身经营管理水平以应对这种复杂的经营环境。然而整个万达院线所属分公 司目前各中层管理干部所使用的绩效管理办法为:以固定模板为基础的绩效管理 流程的执行,这一套固定的绩效考核模板,里面的绩效指标为四年前推行此模板 所设计的指标,一直沿用至今。 论文以万达院线西北区域中心中层管理人员的绩效管理为研究主题,针对万 达院线西北区域中心面临的上述问题,通过问卷调查、访谈等形式对公司管理人 员进行了相关资料和信息调研,诊断分析万达电影西北区域中心中层管理人员绩 效管理中存在的问题,包括过于注重绩效评价结果而忽视提升工作表现等的问题。 同时,本文借助KPI考核法、目标管理法、360度评价法等工具,从绩效的四个 环节提出优化策略的思路,包括绩效计划环节中指标库的建立、绩效考核评价表 的迭代升级等方面的优化工作;绩效实施环节中实施的时间节点与动作、行动计 划表的制定与执行;绩效反馈环节中反馈方式和反馈时间的确定、结果运用环节 中突出体现绩效的改进与能力提升方面的优化工作。最后,从组织、制度、文化 等方面对绩效管理方案的实施提出了保障措施。 关键词:中层管理人员,绩效管理,优化设计 MBA学位论文 作者:龚洪 万达电影西北区域中心中层管理人员绩效管理体系优化研究 II RESEARCH ON OPTIMIZATION OF MIDDLE MANAGERS’ PERFORMANCE MANAGEMENT SYSTEM OF WANDA FILM NORTHWEST REGIONAL CENTER Abstract Performance management has always been the key and difficult point of human resource management. This makes Wanda cinema line have to improve their management level to deal with this complex business environment. However, at present, the performance management methods used by the middle-level management cadres of Wanda Branch are as follows: Implementation of performance management process based on fixed template. This set of fixed performance appraisal template, in which the performance indicators are designed by the implementation of this template three years ago, has been used up to now. This paper focuses on the performance management of middle-level managers in the northwest regional center of Wanda cinema line. In view of the above problems faced by the northwest regional center of Wanda cinema line. In this paper, through questionnaires, interviews and other forms of the company's management personnel conducted a survey of relevant information and information.
