信息产业的发展情况直接影响着中国传统产业的发展速度,产业结构调整和升级以 及产业的整体竞争力。通讯设备制造业是国家重点发展的支柱性产业之一,其创新能力 关系到技术水平以及产业化程度。而在技术创新领域,产品开发和创新能力是一个企业 竞争力中最关键的部分。在产品开发中,顺利的完成产品开发项目所涉及到的因素方方 面面,其中,合理有序的产品开发流程对产品的成功开发起着至关重要的作用。由此, 针对通信公司的产品开发流程研究有着重要的现实意义。 KX公司是一家集研发、生产和销售于一体的通信网络设备制造商,同时也为客户 提供所需的应用解决方案与技术服务。通过十几年的发展,KX公司已成长为中国著名 的通信网络物理连接产品和服务供应商。为使KX公司保持在市场上的竞争力,公司急 需通过研发创新,寻找新“蓝海”。而在研发过程里,合理融入柔性思想对研发管理体 系方案成功构建起着至关重要的作用。本文对KX公司基本情况及研发管理体系方面的 情况做了具体的阐述,包括KX公司现有的研发组织架构、产品研发流程等。并通过访 谈座谈等方式,对现阶段KX公司研发管理体系存在的问题做了详细的调研,调研整理 所得主要问题包括:第一,产品开发流程不清晰,开发效率低,数据共享与重用性有待 提高等;第二,组织架构有待完善,跨部门合作的工作协调性需调节改善;第三,人员 管理问题有待改善,高素质优秀研发管理人才不足等。 结合IPD理论和柔性管理思想,对整理所得问题有针对性的给出解决方案:在柔性 技术板块,提出相互独立任务的同步开发、不同产品研发流程的选择及数据模块共享开 发;在组织结构柔性方面,对现有研发管理组织进行优化构思,优化对流动性小组即项 目团队管理;在人员的柔性管理方面,融入企业文化的影响进行人员管理,并对项目团 队的管理、员工培养与人才吸引等方面也提出了几点建议。 本研究旨在提出一套适合KX公司未来发展的产品流程操作方案,也为同类企业提 供借鉴和参考。 关键词:产品开发流程;柔性管理;IPD II Abstract The development of the information industry directly affects the development speed of China's traditional industries,the adjustment and upgrading of industrial structure and the overall competitiveness of the industry. As a pillar industry of key national development, the communication equipment manufacturing industry's technological innovation capability is related to the level of information technology and industrialization. In technological innovation,product development and innovation is the most important part of a company's core competitiveness. In the development of products,all aspects of the factors involved in the product development project are successfully completed. Among them,the rational and orderly product development process plays a vital role in the successful development of the product. Therefore, it is of great practical significance to study the product development process of communication companies. KX is a high-tech company engaged in research and development, production and sales of communication network equipment and providing application solutions and technical services. After more than ten years of development, it has become a well-known communication network physical connection product and service provider in China. In order to keep KX company competitive in the market, the company urgently needs to find new “Blue Ocean” through R&D and innovation. In the process of R&D, the rational integration of flexible management ideas plays a crucial role in the success of the R&D management system. This article gives a detailed introduction to the basic situation of KX company and the situation of R&D management system, including KX's R&D organization structure and product development process. Through interviews and other means, the KX company's R&D management system has been investigated in detail. The main problems in the research include: First, the product development process is not clear, the development efficiency is low, and data sharing and reuse are waiting. Improve, etc. Second, the organizational structure needs to be improved, and the coordination of work across departments should be adjusted and improved. Third, personnel management issues need to be improved, and high-quality outstanding R&D management talents are insufficient. Combining IPD theory and flexible management ideas, the solution to the problem of finishing the problem is proposed in a targeted way: in the flexible technology sector, the simultaneous development of independent tasks, the selection of different product development processes and the sharing of data modules; In respect, optimize the existing III R&D management organization, optimize the management of the liquidity team, ie the project team; in the flexible management of personnel, integrate the influence of corporate culture to manage personnel, and manage the project team, staff training and talent attraction Several other suggestions have also been put forward. The purpose of this study is to propose a set of operational process solutions suitable for KX companies, and to provide reference and reference for similar enterprises.
