本文阐述 J 公司合同能源管理业务的商务模式特点,并提出 J 公司与用能单
位对节能效益按节能分享比例方式进行共享的商业策略
首先,本文阐述节能项目合同能源管理商业模式的产生和发展现状,以及国
内外研究机构和学者对合同能源管理商业模式的发展状况和模式执行过程中关
键问题的研究情况
其次,本文分析合同能源管理模式的本质和业务执行过程中的价值体现,根
据合同能源管理的价值链分析,总结合同能源管理商业模式的利益相关者,以及
在利益相关者方面各相关方的权利和责任义务。指出用能单位是能耗系统的实际
占有方和使用方,也是节能改造业务中最终受益方。节能服务公司应在节能项目
开展过程中重点关注用能单位的利益诉求,提供高质量的节能服务,产生最大的
节能经济效益
第三,介绍 J 公司的企业背景,通过 SWOT 分析方法分析企业节能业务上面
的优势、劣势、机会和威胁。另一方面,阐述 J 公司目前合同能源管理业务采用
的商务模式,以及项目的立项原则及固定收益率的确定方式,分析 J 公司与用能
单位对节能效益采用固定收益率的模式特点。最后,综合考虑 J 公司 SWOT 分析
结论和目前的商业模式,指出固定收益商业模式的不足点和企业以后可以考虑的
发展策略
最后,由合同能源管理商业模式的发展规律和本质要求,提出 J 公司商业策
略建议:采用与用能单位对节能效益按节能分享比例方式进行共享的策略。文中
通过公式推演给出了进行节能分享模式下的分享比例因子的确定方法及其相应
的约束条件,最后本文结合项目实例进行分析论证两种商业策略的具体情况

Abstract
Energy on the earth is limited, The use of Energy Management Contract for our
country has a very important significance to improve the utilization rate of resources
and climate environmental problems alleviation. For Energy Service Company
(ESCO) and Energy Using Client, the two sides will seek to maximize their own
interests in energy-saving project. If the two sides did not reach a consensus on the
way to share energy efficiency, the result will greatly affect the success of
development of energy-saving projects. Therefor,Energy efficiency sharing is the
basic problem in the implementation of the contract energy management business
model, and it is also the core problem.
This paper exposits J company business model in Energy Management Contract
business, and put forward the Energy-saving Sharing Mode strategy for J company
and Energy-using clients..
First of all, this paper expounds the emergence and development of Energy
Management Contract business model, as well as the domestic and foreign research
institutions and scholars on implementaion of business mode of Energy Management
Contract and. key issues in the process of development.
Secondly, this paper analysis the essence and value of Energy Management
Contract mode.According to the analysis of the value chain of the contract energy
management, the paper summed up the interest related organization in the
development process of Energy Management Contract business model. It is pointed
out that the energy consumption system is the actual owner and the user of the energy
consumption system, and the ultimate beneficiary of the energy saving transformation.
Energy service companies should focus on the interests of energy saving projects in
the process of the project, and how to provide high quality of energy services,
resulting in the largest energy-saving economic benefits..
Thirdly, the paper presents the introduction of J company&39;s business background,
analysis of the advantages, disadvantages, opportunities and threats by SWOT
analysis method, and elaborate the business mode of J company’s Energy
Management contract, and the principle of energy-saving projects determination and
the rate of fixed income. The paper analyzes the mode feature of fixed rate of return
for J company. Finally, the paper summarizes the conclusion of J company’s SWOT
analysis and the current business strategy, and point out the insufficiency.of the fixed
rate of return mode in energy conservation project and the considerable business
strategy in future.
Finally, J company was proposed to change business strategy by the law and the

use of sharing mode of the energy efficiency strategy with energy comsuming clients.
In this paper, the method of determining the sharing rate and the corresponding
constraint conditions are given by the formula deduction. Combined with the example
of real project, the paper demonstrates the conclusion that the energy saving benefit
sharing mode is better for the ESCO.
