摘要:由于市场竞争较为激烈,我国城轨车辆制造产业正处于一个机

遇与挑战并存的时代,如何根据企业所处的外部宏观环境和行业环

境,以及企业自身的优势和劣势,制定出符合企业的发展战略,是企

业生存与发展的重要前提。

CSR公司是国家城轨车辆国产化的定点企业,公司以项目管理为

核心展幵公司的运作,但目前公司的项目管理存在管理混乱、效率低

下、市场反映迟缓等问题。如何针对CSR公司项目管理现状,提出解

决方案,发挥项目管理的优势,是本文要探索和解决的主要问题。

本文首先概括介绍了战略管理、项目管理和流程管理的综合知

识。接着用SWOT分析法对CSR公司进行战略分析,提出CSR公司应

选择SO发展战略。然后从项目生命周期的角度对CSR公司城轨车辆

量产项目管理现状进行分析,查找存在的主要问题,提出解决方案,

进行项目管理流程的优化设计。接着从项目管理知识领域对CSR公司

城轨车辆制造项目的进程管理、成本管理、任务管理进行流程设计,

并提出保障措施。

本文研究的主要贡献体现在为制造企业的战略管理、项目管理、

流程管理提供了研究思路和研究方法。通过对CSR公司进行战略分

析,探求适合公司发展的竞争战略,确定以项目管理为核心展开公司

的运作;通过对项目管理现状进行系统分析,查找存在的主要问题,

提出流程化项目管理的解决方案。图19幅,参考文献40篇。

Researches on the Management Process of Urban Rail

Vehicle Mass Production Project

Abstract : With the more and more intense market competition, our

country's urban rail vehicle industry is faced of both opportunity and

challenge. So the prerequisite of survival and development for companies

is how to seize opportunities and overcome the challenges.

CSR, the officially designated domestic urban rail vehicle company,

takes project management as its core in company operation. However, the

company faces the problems of disorder, low efficiency and sluggish

market in projects management. This paper retains at exploring and

solving the existing problems to play the advantage in project

management.

Firstly, this paper introduced the general knowledge of project

management and business processes. Then the current situation of project

management in urban rail vehicle manufacturing of CSR company were

analyzed, finding out the reasons of the existing problems and proposing

the solutions. Finally, taking production project and pilot project as object,

we redesigned the project management general process and detailed

process based on project life cycle, establishing the organizational

guarantee to specify the work of each project management departments

and detailed the responsibility of related persons in charge, creating

business process of the knowledge sharing platform for documents in

project management process.

The main contribution of this paper is offering the research ideas

and methods of project management for manufacturing enterprises, i.e.

how to conduct systematic analysis of current situation of project

management, find out the reasons and propose the solutions to different

problems.
