A公司是一个技术力量雄厚,新产品开发能力强,具有研制高度复杂的电子产品
和批量生产能力的综合性科研单位。A公司的科研项目是集髙科技、多参与单位团队、
多区域、多分包商/供应商合作的一个大型项目群。随着业务的不断拓展、项目的不
断增多,传统的职能式管理模式已经不适应新的发展要求,项目化的管理思路应运而
生。本文正是在这种需求下,积极探索项目化的管理模式在A公司中的应用,研究
其关键的问题。
针对A公司现有的管理体制,本文按照PMI的现代管理理念和标准,结合A公
司的实际情况,对照项目管理过程中所关注的管理方向,详细介绍了在企业多项目环
境下的项目管理过程中的范围管理、进度管理、资源配置与成本管理、计划变更与控
制管理、风险分析与管理。通过针对性的集中分析,剖析了现有体制中存在的问题,
并针对具体问题提出了相应的解决方案。项目化管理的重要手段是建立适应A公司
自身特色的项目管理信息系统(PMIS),本文探讨了科研项目管理系统的信息化需求
及建设方案。

Abstract
A is an integrated research company with strong technical force and new product
development ability to develop highly sophisticated and mass electronic products. The
projects of A company have these attributes: high-tech,multi-team participating units,
multi-zone, multi contractors / suppliers. As the business continues to expand, increasing
the project, the traditional functions of management mode no longer meet the new
requirements of development. The project-oriented management ideas emerged. On this
demand, this thesis explores the project management model of Company A and its key
issues.
Under the company's existing management system, in accordance with PMI modern
management concepts and standards, combined with the actual situation of Company A,
the control project management process management concerns direction, detailing the
process of multi-project management scope management plan and schedule management,
resource allocation and cost management, change management, risk management.
Centralized through targeted analysis, analysis of the problems in the existing system,and
issue-specific put forward the corresponding solutions.
To establish its own characteristics to adapt to Company A Project Management
Information System (PMIS) is important to project management. This thesis discusses the
research needs of information management systems and solutions.
