摘 要
本文在对多元化战略研究文献进行简要回顾后,结合 HY 公司经营实际,对包
括各产业子公司在内的企业发展基本状况进行了概述,通过对 HY 公司多元化发展
历史沿革的梳理,发现多元化战略在 HY 公司发展中起着重要的作用,同时从 HY
公司多元化战略存在的不足入手,引出内外部环境对 HY 公司多元化战略的影响有
着重要影响。这既包括政治、经济、文化、技术等外部环境,也包括了企业资源、
企业能力、企业核心竞争力等内部因素。通过利用 SWOT 分析工具对 HY 公司多元
化战略的优劣势进行分析后认为,总体来看,HY 公司的优点与外部的机会是匹配
的,尽管也存在大而不强和产业关联差等特点,外部也存在一定的经营威胁,但
HY 公司通过深化多元化战略完全可以克服内外部的不利影响。要更好的发挥多元
化战略的作用,本文研究认为决定 HY 公司管理模式整合的关键环节是选择正确的
多元化方向,核心因素是建立有效的战略关联,基本手段是选择好多元化经营的
途径。最后通过重新设计多元化战略与实施方案,将极大的提升 HY 公司多元化战
略水平,实现管理模式整合的目标。
论文主要创新点在于:一是通过分析 HY 公司的发展历程中总结出多元化战略
发展的经验与不足,通过 SWOT 分析提炼出影响多元化战略的内外部因素,把握好
管理模式整合的重点与难点。二是通过多元化相关理论的分析,认为管理模式整
合要充分发挥核心竞争力,要以战略关联产业为主攻目标,要选择好多元化经营
的途径,并且就管理模式整合实施的问题进行探讨。三是提出优化管理模式的几
点措施。

ABSTRACT
The paper briefly reviews past articles on diversification strategy, and makes a
general description of the basic situation of the HY Company including its subsidiaries
based on its operations. By looking back at the history of HY’s diversification, one can
discover that diversification strategy has played an important role in HY’s development.
The paper also probes into the defects of HY Company’s diversification strategy and
introduces the vital impact interior and ulterior environments have on the strategy. This
includes political, economic, cultural and technological factors and interior factors such
as the company’s resources, capacity and core competitiveness. After an analysis with
SWOT tools of the strengths and weaknesses of HY’s diversification strategy, on the
whole the strengths of HY Company turn out to match outside opportunities, despite of
its being big without power, poor industry association, and threat from competitors, all
of which can be countered by deepening the company’s diversification strategy. The
author thinks that the key to the success of reshaping HY’s diversification strategy is to
choose the right course, that the core factor is to establish effective strategic associations
and that the basic measure is to find a good way to realize diversified operation. In the
end, the diversity level of HY Company’s operation will be greatly enhanced by
designing a new diversification strategy and a new way of implementation.
The paper has the following innovations: first, to summarize the strengths and
weaknesses of HY’s diversification strategy through the analysis of the company’s
development, and to extract the interior and ulterior factors that would influence the
diversification strategy through SWOT analysis. This helps a better understanding of the
focus and difficulty of reshaping the diversification strategy; second, to conclude that
the reshaping process needs to take full advantage of HY’s core competitiveness, that
the process should set strategically associated industries as the main target and that the
company must choose a good way to realize diversified operation, through an analysis
of diversification related theories; third, to delineate several measures to optimize the
diversification strategy.
