西安建筑科技大学专业学位硕士论文 基于关键链技术的H公司多项目施工进度管理研究 专业:工商管理 硕士生:郭英 指导教师:王成军教授 摘要 随着社会的高速发展,建筑行业体量逐渐增大,建筑施工企业作为典型的项 目管理企业,面临着巨大的项目管理考验诮ㄉ韫こ塘煊蛲褂么车南钅? 管理腏礁侍赝肌⒐丶废叻ê图苹郎蠹际踅谐跏冀燃苹嘀啤4诚钅? 管理腏皆诘ハ钅抗芾碇衅挠谐删停鸵远嘞钅抗芾砦诵牡慕ㄖ? 工企业来说,项目延期的情况经常出现,传统使用的甘特图、关键路线法和计划 评审技术无法解决关于“安全时间”、“瓶颈资源”、“多项目协调”等问题,难以 适应现代建筑使用企业的项目管理要求虼耍疚氖褂靡陨形锢硌Ъ腋叩吕? 特博士提出的关键链技术,此技术是将约束理论引进项目中,在项目管理上的应 用,能够解决企业多项目管理面临的困难,在以项目管理为经营活动的企业均具 有一定的理论和实践意义。 本文首先介绍建筑施工企业项目管理的特点,对传统甘特图、关键路线法和 计划评审技术的适用范围及应用缺陷进行介绍,探讨以约束理论为背景的关键链 技术的优缺点缓笠訦公司多项目管理的实例为对象,分析导致项目H公司项目 延期的原因及影响因素,然后采用以约束理论为基础的关键链技术进行项目进度 管理以弥补传统项目管理方法的不足。本文使用的关键链技术是约束理论与不确 定性分析两方面的结合,这不仅是一种有效的项目管理技术,也是一种先进的项 目管理思想。 本文通过引入关键链技术的研究方法,为H公司设计了基于关键链技术的多项 目进度管理流程。根据H公司的项目特征,考虑项目间的瓶颈资源,通过关键链的 识别及缓冲区的设置使得H公司的瓶颈资源得到有效利用。经过研究发现,在实际 项目中,受瓶颈资源和工序依存逻辑这两个方面影响下的项目/工序持续时间,才 是真正的项目/工序工期。关键链识别就是考虑到了瓶颈资源的使用冲突情况,而西安建筑科技大学专业学位硕士论文 缓冲区建立则是减除项目前期加入进去的“安全时间”庖痪俅氩坏跫趿? 项目的施工时间,还考虑到了人为因素对进度管理的影响,进而提升企业有效产 出、降低项目及企业的运营成本,从而使企业的整体经营效益得到提升有实际意 义。 关键词:约束理论,关键链技术,多项目管理,项目进度管理西安建筑科技大学专业学位硕士论文 Research on Multiproject Construction Schedule Management of HCompany Based on Critical Chain Technology Major:Business Administration Masters student:Guo Ying Instructor:Professor Wang Chengjun ABSTRACT With the rapid development of society,the size of the construction industry is gradually increasing.As a typical project management enterprise,construction enterprises are facing huge project management challenges.In the field of construction engineering,traditional project management models such as Gantt chart,critical path method and plan review technology are often used to prepare the initial schedule.The traditional project management mode has made great achievements in single project management,but for the construction enterprises with multiproject management as the core of production and operation,project delays often occur.The traditional Gantt chart, critical path method and plan review technology cannot solve the problems about "safe time","bottleneck resources","multiproject coordination",and can not meet the project management requirements of modern construction enterprises.Therefore,this article uses the critical chain technology proposed by Israeliphysicist Dr.Goldratt,which introduces constraint theory into projects and applies it to project management.It can solve the difficulties faced by enterprises in multiproject management,and has certain theoretical and practical significance in enterprises that focus on project management as their business activities. This paper first introduces the characteristics of project management in construction enterprises,introduces the application scope and application defects of traditional Gantt chart chart,critical path method and plan review technology,and discusses the advantages and disadvantages of key chain technology based on constraint 西安建筑科技大学专业学位硕士论文 theory.Then,taking the example of multiproject management in Hcompany as the object,analyze the reasons and influencing factors that led to project delay in H company,and then use critical chain technology based on constraint theory to manage project progress to make up for the shortcomings of traditional project management methods.The key chain technology used in this article is a combination of constraint theory and uncertainty analysis,which is not only an effective project management technology,but also an advanced project management concept. This article introduces the research method of critical chain technology and designs a multiproject schedule management process based on critical chain technology for H company.Based on the project characteristics of Company H,consider the bottleneck resources between projects,and effectively utilize the bottleneck resources of Company Hthrough the identification of critical chains and the setting of buffer zones.After research,it has been found that in actual projects,the project/process duration influenced by bottleneck resources and process dependency logic is the true project/process duration.Key chain identification takes into account the conflicting use of bottleneck resources,while buffer establishment reduces the "safety time"added in the early stages of the project.This measure not only reduces the construction time of the project,but also takes into account the impact of human factors on schedule management,thereby improving the effective output of the enterprise,reducing project and enterprise operating costs,and thus improving the overall operational efficiency of the enterprise.It has practical significance.
