摘要
供应商管理库存(Vender Managed Inventory)简称 VMI,是在供应链管理环境下
的原材料库存管理模式,VMI模式产生的效果,在当今汽车制造及其零配件行业已
经得到了验证。FY集团是全球最大的汽车玻璃配套产品提供商,在激烈的市场竞争
压力下,为缩减供应链库存成本,提升其在汽车玻璃赛道的竞争力,FY集团在 2018
年将集团采购部更名为供应链管理部,并将集团管理重心向供应链管理倾斜。集团
供应链管理部成立之后,组织调研原材料库存管理上实施 VMI模式的可行性后,并
于 2019年 8月开始正式实施 VMI项目。
本文从供应链管理的角度出发,结合 FY集团实施的供应链战略,以及正在执行
中的 VMI项目,以 FY集团旗下的 CQWS公司为研究对象,从库存结构、原材料库
存成本情况和原材料库存周转天数三方面对 VMI项目实施以来的原辅材料库存管理
现状进行分析,并总结库存管理中存在的问题。随后,将工作的重心着眼于正在实
施的 VMI项目,确定 VMI项目实施的目标,制定 VMI的工作流程并收集相关库存
数据。最后,对 FY集团供应商管理库存项目实施后对公司产生的影响进行分析,让
项目实施过程中获得的经验在汽车零部件制造类企业中进一步推广,使该库存管理
模式产生一定的现实意义。
通过本文的研究发现,供应商管理库存(VMI)模式虽然已经推行实施有 30多
年的历史,但是在国内汽车零部件行业的应用仍然存在很多问题:首先是配合实行
VMI的品类和供应商选择问题,要实施 VMI需要对物料品类及上游供应商有多方面
的要求,不能一刀切;其次需要建立完善的信息系统串联上游供应商和下游客户,
实现信息互通;最后还需要合理分配 VMI项目实施后,通过降低供应链库存成本而
带来的收益。

Abstract
Vendor Managed Inventory (VMI) is a raw material inventory management method
under the environment of supply chain management. The use of VMI mode has produced
results, which has been verified in today's automobile manufacturing and its spare parts
industry. FY group is the world's largest supplier of automotive glass supporting products.
Under the pressure of fierce market competition, in order to reduce the inventory cost of
the supply chain and improve its competitiveness in the automotive glass track, FY group
renamed the procurement department of the group as the supply chain management
department in 2018, and tilted the focus of the group's management to the supply chain
management. After the establishment of the group's supply chain management department,
it organized the investigation on the feasibility of implementing VMI mode in raw
material inventory management, and officially implemented the VMI project in August
2019.
From the perspective of supply chain management, combined with the supply chain
strategy implemented by FY group and the VMI project under implementation, taking
cqws company under FY group as the research object, this paper analyzes the current
situation of raw and auxiliary material inventory management since the implementation of
VMI project from three aspects: inventory structure, raw material inventory cost and raw
material inventory turnover days, And summarize the problems existing in inventory
management. Then, focus on the VMI project being implemented, determine the
objectives of VMI project implementation, formulate VMI workflow and collect relevant
inventory data. Finally, it analyzes the impact on the company after the implementation of
the supplier managed inventory project of FY group, so that the experience gained in the
implementation of the project can be further popularized in auto parts manufacturing
enterprises, so as to make the inventory management mode have a certain practical
significance.
Through the research of this paper, it is found that although the supplier managed
inventory (VMI) model has been implemented for more than 30 years, there are still many
problems in its application in the domestic auto parts industry: the first is the category and
supplier selection of VMI. To implement VMI, we need to have various requirements for
material categories and upstream suppliers, not one size fits all; Secondly, we need to
