摘要
ZD公司作为国家重点建设项目 ——T公司的全资子公司,是一家有着六十
余年铸件和锻件生产经验和技术积累的老牌国有企业。但是近年来,ZD公司却
面临着市场份额下滑、原材料价格上涨、技术工艺落后等不利现状,传统的经
营管理模式已不能满足公司当前生存和发展的需求。 2019年 1月,ZD公司管
理层决定正式引入阿米巴经营管理理念,以公司下属的 7个生产分厂和 1个销
售分公司为试点,广泛开展阿米巴经营的应用实践,不断树立员工的主人翁意
识,以求实现企业扭亏为盈,提升经济效益。
本文以阿米巴经营模式在 ZD公司中的实践应用为研究对象,首先,系统
性阐述了阿米巴经营模式的基本理念、特点及实施要求,并介绍了分权管理组
织结构、精益生产和 PDCA循环等相关理论;接下来,结合前期对 ZD公司的
调查研究情况,从实施过程、措施及实施效果等方面,对公司阿米巴经营模式
的应用现状进行了深入分析;随后,针对 ZD公司在具体应用中存在的问题,
综合运用一系列有关理论工具,对 ZD公司的阿米巴经营实践提出改进建议,
希望能为公司持续健康发展起到积极的指导作用。
作为一种新颖的经营管理模式,阿米巴经营模式比较适用于那些生产工序
相对独立的制造型企业,对于我国铸锻企业和中小型国有企业管理变革具有一
定的实践意义。

ABSTRACT
As a wholly-owned subsidiary of T Company which was a key construction
project of China, ZD Company is an established state-owned enterprise with more
than 60 years of production experience and technology accumulation in casting and
forging production. However, in recent years, ZD Company is faced with
unfavorable situations, such as declining market share, rising prices of raw materials,
and backward technology. Traditional management model can no longer meet the
needs of the survival and development of this company. In January 2019, the
management of ZD company decided to formally introduce the concept of amoeba
management, selecting 7 production branches and its sales branch as the pilot to
widely put Amoeba management into practice, strengthening the awareness of
ownership among employees in order to comprehensively improve the economic
benefits of the company.
Considering ZD company's practical application of amoeba management model
as the research object, firstly, this article systematically expounds the theoretical
system of amoeba management mode, including its basic concept, characteristics and
implementation requirements, and introduces other related theories, including
decentralized organizational structure, lean production and PDCA circulation.
Then combining with the previous investigation into ZD company, this article deeply
analyzes the application status of amoeba management model from the aspects of
process, measures and effects. Focusing on the problems founded in the specific
application, a series of theoretical tools are used to propose improvements for the
amoeba management practice of ZD company. It is hoped to play an actively guiding
role for the sustainable and healthy development of the company.
As a new management mode, amoeba management mode is more suitable for
those manufacturing enterprises whose production processes are relatively
independent. And it has some practical significance of management innovation for
those domestic casting and forging enterprises and small and medium-sized
state-owned enterprises.
