近年来,随着大数据、云计算等网络信息技术的发展以及移动设备的普及, 人类对互联网的依赖程度与日俱增,但随之而来的是信息安全风险的增加。由 于我国网络信息安全产业起步较晚,网络信息安全从业者总量严重不足,高端 人才尤其紧缺,用人成本高。加强内部员工培训成为解决人才问题的重要手段。 XD公司是一家互联网信息安全大型民企,目前正在申报上市。网络信息安全研 发人才是公司战略转型以及转型后稳定发展的关键因素,因此,构建行之有效 的培训体系对公司来说至关重要。 通过问卷调查法、深度访谈法和文献资料法对XD公司的培训体系进行调研, 发现诸多问题,主要表现在:缺乏必要的培训需求分析、培训方法和手段单一、 培训效果评估流于形式、缺少员工培训动态数据库、培训师资力量薄弱等。造 成这些问题的主要原因有:公司高层管理者缺乏战略培训理念、缺乏专业的培 训管理团队、培训制度笼统难以落实等。 针对问题和原因,结合培训相关理论和公司实际情况,按照战略导向性原 则、以员工为中心的差异化原则和长期动态性原则,以构建线上线下联通、内 外资源互补的全方位立体培训系统为总体思想,制定优化方案。具体措施有:树 立战略性培训理念,提高全员培训意识;开发线上智慧培训管理平台,构建培 训动态数据库;引入培训迁移预测、完善培训需求分析、丰富培训方法和手段、 健全培训效果评估机制,优化培训流程;加强培训师资队伍建设,提高培训能 力等。为了促进XD公司培训方案的实施,通过建立培训与开发中心、组建专业 培训管理团队和建立健全制度体系,加强组织和制度保障;通过规范培训经费 预算、设立专项资金,提供资金保障;通过打造学习型组织,营造良好的学习 环境和培训迁移氛围。最终实现全方位多维度优化培训体系,提高公司培训管 理能力,从内部培养出更多高端研发人才,降低用人成本,助力公司战略转型 和长远发展。当下互联网行业正处在高速发展期,传统行业纷纷转型,对XD公 司的培训体系进行研究有助于对其他企业特别是互联网行业的培训管理和研究 工作提供一些借鉴和参考。 关键词:XD公司;培训体系优化;互联网公司;培训迁移预测;智慧培训 管理平台 II Abstract Inrecentyears,withthedevelopmentofnetworkinformationtechnologysuchas bigdata,cloudcomputingandthepopularityofmobiledevices,peopleare increasinglydependentontheInternet,butwiththeincreaseofinformationsecurity risks.DuetonetworkinformationsecurityindustryinChinastartedrelativelylate, thetotalnumberofnetworkinformationsecuritypractitionersisseriouslyinsufficient, especiallytheshortageofhigh-endtalents,resultinginhighemploymentcosts. Strengtheninginternalstafftraininghasbecomeanimportantmeanstosolvethe talentproblem.XDcompanyisalargeInternetinformationsecurityprivate enterprises,whichiscurrentlyapplyingforlistingworkinformationsecurity researchanddevelopmenttalentisthekeyfactorofthecompany'sstrategic transformationandstabledevelopmentafterthetransformation,soitiscrucialforthe companytobuildaneffectivetrainingsystem. Throughthequestionnaireanddepthinterviewmethodandliteratureonthe investigationofthetrainingsystemofXDcompany,alotofthereproblemsare discovered,including:lackofnecessarytrainingdemandanalysis,singletraining methodsandmeans,formalizedtrainingeffectevaluation,lackofdynamicdatabase ofstafftraining,andweaktrainingteachers,etc.Themainreasonsfortheseproblems include:thelackofstrategictrainingconcept,thelackofprofessionaltraining managementteam,andthedifficultyinimplementingthetrainingsystem. Inviewoftheproblemsandcauses,accordingtothetheoriesrelatedtotraining andtheactualsituationofthecompany,accordingtotheprincipleofstrategic guidance,theprincipleofemployee-centereddifferentiationandtheprincipleof long-termdynamics,theoverallideaistobuildacomprehensiveand three-dimensionaltrainingsystemthatconnectsonlineandoffline,andcomplinates internalandexternalresources,andformulatetheoptimizationplan.Specific measuresare:settingupstrategictrainingconcept,improvingthetraining consciousnessofallstaff;developIingonlineintelligenttrainingmanagement platformandbuildingdynamictrainingdatabase;usingtrainingtransferprediction, III perfectingtrainingdemandanalysis,enrichingtrainingmethodsandmeans, perfectingtrainingeffectevaluationmechanism,andimprovethetrainingeffect evaluationmechanism,tooptimizetrainingprocess;strengthenningtheconstruction oftrainedteacherstoimprovetheirtrainingcapacity.Inordertopromotethe implementationofXDcompany'strainingprogram,wemuststrengthenthe organizationalandinstitutionalguaranteebyestablishingatraininganddevelopment center,aprofessionaltrainingmanagementteamandasoundsystem;providefund guaranteebystandardizingthetrainingbudgetandsettingupspecialfunds;creata goodlearningenvironmentandtrainingtransferatmospherebybuildingalearning organization.Wewilloptimizethetrainingsysteminanall-roundand multi-dimensionalway,toimprovethecompany'strainingmanagementability, cultivatemorehigh-endr&dtalents,reducetheemploymentcost,andhelpthe company'sstrategictransformationandlong-termdevelopment.Atpresent,the Internetindustryisinaperiodofrapiddevelopmentandtraditionalindustriesare undergoingtransformation.TheresearchonthetrainingsystemofXDcompanyis helpfultoprovidesomereferencesforotherenterprises,especiallyforthetraining managementandresearchworkoftheInternetindustry.
