-I- 摘要 S公司作为国企,面临人工成本高、浪费严重、竞争力差等困境,因此想获得竞 争优势就需要采用精益生产的方法对中水处理系统的运行方案进行设计。本文以S 公司中水处理系统为研究对象,利用文献资料研究法、访问调查法和案例分析法, 运用精益生产管理的相关理论,结合系统运行的具体情况,设计出有针对性的、并 且符合企业实际情况的运行方案。目的是提高管理水平,降低运营成本,提高核心 竞争力,并为类似企业带来借鉴及参考。 首先,本文在国内外研究现状的基础上,介绍了精益生产管理的相关概念和理 论基础。同时,基于S公司中水处理系统的实际运行情况,对精益生产管理过程中 常用的工具进行深入研究,分别为全员生产维护、5S现场管理法、拉动式生产以及 人员激励。 其次,从微观的角度出发,对中水处理系统在生产运行中产生的实际问题,进 行系统的分析和研究,使用案例研究法和精益生产管理的方法进行价值流分析,并 根据S公司中水处理系统运行情况绘制问题分析鱼骨图,指出运行中存在的主要问 题,对中水处理系统基于精益生产进行方案设计的必要性及可行性进行分析。 再次,明确中水处理基于精益生产进行方案设计的目标及原则,确定前期准备 及总体规划,并以此为基础,运用精益生产管理的方法从工艺流程、物流管理、人 员管理及订单管理四方面进行运行方案设计。 最后,对中水处理运行方案提出一系列持续改善的方法以及保障措施,为精益 生产方案在S公司的有效实施提供有力保证。 关键词:S公司;中水处理;精益生产;方案设计 ABSTRACT -III- ABSTRACT Asastate-ownedenterprise,Scompanyisfacedwiththedifficultiesofhighlabor cost,seriouswasteandpoorcompetitiveness.Therefore,itisnecessarytousinglean productionmethodtodesigntheoperationplanofthewatertreatmentsystemtoachieve competitiveexcellence.ThispapertakesScompany'swatertreatmentsystemasthe researchobject,usesliteratureresearchmethod,interviewinvestigationandcaseanalysis methodtodesignatargetedoperationplan,whichisbasedonleanproduction managementtheoryandScompany’sspecificconditions.Andtheplaniscertainlyinline withtheactualsituationofthecompany.Itaimstoimprovethemanagementlevel,reduce theoperationcost,improvethecorecompetitiveness,andprovidereferenceforsimilar enterprises. Firstofall,thispaperstudiesthetheoryofleanproductionmanagementbasedonthe researchstatusathomeandabroad,andintroducestherelatedconceptsandtheoretical basis.Atthesametime,itcombinestheoperationofScompany’swatertreatmentsystem todotheresearchonthetoolsinleanproductionmanagementprocess.Inthispaper,it totallyintroducesfourcommontools,suchasproductionmaintenance,5Smanagement, pullproductionandpersonnelincentive. Secondly,thispaperfromthepointofmicroview,carriesoutsystematicanalysisand researchontheactualproblemsthatoccursintheproduction.Italsousesleanproduction managementandcasestudymethodstoconductthevaluestreamanalysis,anddrawathe problemanalysisfishbonediagramtopointoutthemainproblems,whichisbasedonthe investigationofScompany’swatertreatmentoperation.Thenitanalyzesthenecessityand feasibilityofthedesignoftheScompany’swatertreatmentsystemplan, Thirdly,thispaperclarifiestheobjectivesandprinciples,andmakesgoodpreparation andoveralldesign,whatisasthebasistodothedesignfortheoperationplan.Itusesthe methodofleanproductionmanagementtodesigntheoperationschemefromfouraspects: processflow,logisticsmanagement,personalmanagementandordermanagement.
