Ⅰ 摘要 2014年开始汽车销售市场逐渐缩小饱和,汽车经销商经营困难,在这波冲击的浪 潮中,T公司作为二十多年的大型汽车经销商也遭受了重创。而T公司在战略、服务以 及价格上都存在优势,可能造成这个结果的是公司企业文化方面的问题,从而导致该 公司内部团队凝聚力不足,所以在外部竞争中处于劣势。 通过对T公司长期的调研,笔者发现该公司由于受到管理方式严格以及对竞争和 业绩过于重视等方面的影响,现有的企业文化存在一些问题。基于此,通过卡梅隆和 奎因开发的企业文化诊断工具OCAI量表对T公司企业文化的现状进行诊断,并结合实 际情况对T公司的企业文化展开调查研究。研究以问卷调查和员工访谈的形式展开, 通过对不同层次的员工(中高层管理者和基层员工)企业文化认知现状和所期望的企业 文化的测量,再根据测量数据结果绘制出企业文化轮廓图,对企业在部落式、临时体 制式、等级森严式、市场为先式四种文化类型方面进行测定,并根据数据和轮廓图从 管理特征、组织领导、员工管理、组织凝聚力、战略目标、成功准则六个方面进行分 析。 由诊断结果总结得出T公司是以市场为先式和等级森严式为主,而灵活性和创新, 以及团队协作和组织凝聚力较弱的企业文化类型。而员工更多是期望部落式和临时体 制式的企业文化类型。在此诊断分析的基础上,分析企业文化在管理特征、组织领导、 员工管理、组织凝聚力、战略目标、成功准则、实用性和指导作用方面存在的问题及 原因,并提出了T公司未来企业文化优化的方向和企业文化在相应方面的优化建议。 探索与T公司自身发展相适应的企业文化,促进T公司能够持续、稳步、长久发展, 同时为其它同类企业提供企业文化优化的借鉴。 关键词:T公司;企业文化诊断;优化 论文类型:专题研究 西南科技大学硕士学位论文 II Abstract Since2014,theautomobilesalesmarkethasbeengraduallyreducedand saturated,leadingtodifficultiesforautomobiledealers.Inthiswaveof impact,Tcompany,asalargeautomobiledealerformorethan20years,has alsosufferedaheavyblow.However,Tcompanyhasadvantagesinstrategy, serviceandprice,whichmayresultfromthecompany'scorporateculture, resultinginthelackofcohesionofitsinternalteam,soitisatadisadvantage inexternalcompetition. Throughalong-terminvestigationofTcompany,theauthorfoundthatthe companyhadsomeproblemswithitsexistingcorporatecultureduetostrict managementandexcessiveemphasisoncompetitionandperformance.Basedonthis, OCAIscale,adiagnostictoolforcorporateculturedevelopedbyCameronand quinn,wasusedtodiagnosethecurrentsituationofcorporatecultureofT company,andinvestigationandresearchwerecarriedoutonthecorporate cultureofTcompanybasedontheactualsituation.Researchintheformof questionnairesurveyandinterviewemployees,throughthedifferentlevelsof employees(high-levelmanagersandgrass-rootsemployees)enterpriseculture cognitivestatusandexpectedbythemeasurementofenterpriseculture,and thenaccordingtotheresultofmeasurementdatamapanoutlineofthecorporate culture,totheenterpriseinthetribaltype,temporarysystemtype, hierarchical,marketfirstfourculturaltypesaremeasured,andaccordingto thedataandthecontourfigurefromthemanagementcharacteristics, organizationandleadership,staffmanagement,organizationalcohesion,six strategicobjectivesandsuccesscriteriaforanalysis. ItisconcludedfromthediagnosisthatTcompanyisacorporateculture withmarketfirstandstricthierarchy,flexibility,innovation,teamworkand weakorganizationalcohesion.Employeesaremorelikelytoexpecttribaland ADhoccorporatecultures.Inthediagnosticanalysis,onthebasisofanalyzing thecharacteristicofthecorporatecultureinmanagement,organization, leadershipandstaffmanagement,organizationalcohesion,strategicobjectives, successcriteria,practicabilityandguidingroleontheexistingproblemsand reasons,andputsforwardtheTcompanyfutureoptimizationofthedirection oftheenterprisecultureandenterprisecultureinthecorresponding optimizationandadvice.Explorethecorporateculturethatisinlinewith thedevelopmentrequirementsofTcompany,promotethesustainable,steadyand long-termdevelopmentofTcompany,andprovidereferencesforothersimilar Abstract Ⅲ enterprisestooptimizecorporateculture.
