当前,随着国家政策环境和国际国内市场环境的变化,各地PX企业 发展均面临着新的巨大的压力和挑战,尤其是外资及民营PX企业利润空 间日益紧缩。东一化工集团有限公司在这种状况下,正视外界的诸多威 胁和机遇,能规避自身的劣势,同时把握自身的优势,进一步构建制定 有力的竞争战略是当务之急。 首先,本论文介绍了相关的研究背景与意义、国内外研究现状以及 研究思路、方法,特别是关于竞争战略与核心竞争力的相关理论,将为 本文的东一化工集团有限公司的战略分析和制定提供理论基础和依据。 其次,介绍了东一化工集团有限公司当前面临的严峻形势。同时对 企业的内部环境进行分析,逐步总结了该公司在人力资源、财务管理及 组织架构等方面存在的优点、缺点;并在公司内部优劣势分析的基础上 展开了内部因素的评价。外部环境方面,采用PEST方法对东一化工公司 所处的外部宏观环境诸要素进行了分析,并通过波特五力模型,对企业 所处的行业环境进行了研究,并作出了外部关键因素评价矩阵。 最后,在内外部环境分析的基础上,采用定量规划矩阵分析法 (QSPM)对成本领先、差异化和集中化三个备选竞争战略方案从适用性 和接受性等方面进行了定性与定量评估。最终根据评选结果选择出了对 东一化工公司吸引力最大的成本领先为主、集中化为辅的组合竞争战略。 在文章的最后提出了东一化工公司战略实施策略及保障措施,以保 证东一化工公司成本领先竞争战略和集中化战略能顺利地实施下去。 关键词: 竞争战略;竞争战略环境分析;竞争战略的选择 II Abstract At present, as the change of policy environment in our country and international market environment, the local PX enterprise development faced with new great threats. In such a state, DongYi Chemi Group co., LTD faces these threats and opportunities, Only avoids disadvantages and grasps advantages in order to form a powerful competitive strategy which is the top priority of the corporation. First of all, this paper introduces the relevant background and significance, research status at home and abroad and research ideas, methods and innovations. especially the knowledge about the Development strategy and Core Competence, the DongYi Chemi Group Co. Ltd. strategic analysis in this paper and laid a theoretical foundation and basis for the formulation of. Secondly, introduces the severe external situation, DongYi Chemi Group Co., Ltd. is facing at the same time, the enterprise internal environment analysis, summarizes the advantages and disadvantages of existing in the human resources, financial management and the organizational structure of enterprises, in the severe recognize their own problems as well as for the competition strategy provides a good based on analysis of the company's core competitiveness, and the evaluation of the internal factors based on the analysis of the advantages and disadvantages of the company. For external macro environment, PEST(Politics、Economy、 Society、Technology) analysis is adopted and Porter five-force model is used to analyze the ecosystem situation in PX industry. For summarization of environment analysis, internal factor estimation (IFE) matrix and external factor estimation (EFE) matrix are worked out. Finally, under the complicated and varied external circumstance, DongYi Chemi has both advantages and disadvantages, both opportunities and threats. The company has confirmed major advantages and disadvantages, opportunities and threats , and then the comparative strategy and counter measure. DongYi Chemi Group Co., Ltd. Should lay further stress on primary business, optimize the key business, carry out the scale economic development strategy, low-cost strategy。Finally, in order to III effectively achieve cost leadership strategy and decentralization strtegy, the article proposes some strategies to implement.
