近些年来,在房地产行业飞速发展的社会大趋势下,SQ 置业集团公司取得了飞 速发展,其开发的项目和员工人数都达到了前所未有的规模。随着国家对房地产行业 的定位和政策调控,SQ 置业集团公司也调整了自己的发展思路和路径,为了保证新 发展思路和路径顺利实施,公司的诸多制度、机制必须进行建立和健全,而员工绩效 考核体系就是公司要建立健全的重要制度、机制之一。为此,本论文在对国内外研究 现状进行综述的基础上,采用平衡计分卡、关键绩效指标法、层次分析法等理论与方 法,对 SQ 置业集团公司员工绩效考核体系进行了研究,主要的研究工作和结论如下: (1)通过满意度匿名问卷对SQ置业集团公司员工绩效考核体系的满意度情况进 行了调查,分析得出了该公司员工绩效考核体系存在的 5 个主要问题及产生问题的 3 个主要原因。 (2)针对SQ置业集团公司原有员工绩效考核体系存在的问题,重新设计了该公 司员工绩效考核体系,包括:明确了员工绩效考核体系设计的原则与目标,设置了绩 效考核主体、考核周期及考核流程,构建了员工绩效考核体系指标体系,确定出了各 指标的权重,给出了绩效得分计算公式等方面;运用该体系对公司 2019 年第一季度 员工绩效进行了考核评价,获得了满意的结果。 (3)从加强过程沟通与辅导、完善内部管理制度、健全组织机构三方面提出了 新设计的绩效考核体系实施的保障措施。 以上研究成果对SQ置业集团公司绩效管理具有较重要的参考价值,对类似企业 的绩效考核也具有借鉴作用。 关 键 词:房地产开发企业;员工绩效考核体系;平衡计分卡 研究类型:应用研究Subject:Research on the Performance Evaluation System of SQ Real Estate Group Co., Ltd. Speciaity:Master of BusinessAdministration Name:Lang Ziyu (Signature): Instructor:Zhang Jinsuo (Signature): 1 ABSTRACT In recent years, SQ Real Estate Group has achieved great achievement under the rapid development of the real estate industry, and its developed projects and employees have reached an unprecedented scale. With the country's positioning and policy regulation of the real estate industry, SQ Real Estate Group has also adjusted its own development philosophy and paths. In order to ensure the smooth implementation of new development philosophy and paths, the company's systems and mechanisms must be established and improved, and the employee performance evaluation system is one of the most important. Therefore, on the basis of reviewing the research status at home and abroad, this paper uses the theories and methods of balanced scorecard, key performance indicator method, analytic hierarchy process to study the performance evaluation system of SQ Real Estate Group. The main research work and conclusions are as follows: (1) The satisfaction degree of SQ Real Estate Group's employee performance evaluation system was investigated through the satisfaction anonymous questionnaire. Five main problems and three main causes of the company's employee performance evaluation system were analyzed. (2) Redesigned the company's performance evaluation system for the problems existing in SQ Real Estate Group's original employee performance evaluation system, including: the principles and objectives, the performance evaluation body, evaluation cycle and the assessment process, the employee performance evaluation system index system, the index weight, and the performance score calculation formula. The system was used to evaluate the employee performance in the first quarter of 2019. (3) Proposing safeguard measures for the implementation of the newly designed performance evaluation system from Three aspects, include strengthening process communication and counseling, improving internal management system and improvingorganizational structure. The research results have important reference value for SQ Real Estate Group's performance management, and can also be used as reference for performance evaluation of similar enterprises.
