I 摘要 在科学技术的快速发展和全球化的背景下,各种产品的更新换代速度越 来越快,使得各个制造企业必须提高生产效率才能更好地生存。而提高生产 效率最有效的方法就是使用自动化设备,特别是工业机器人自动化设备。随 着近些年市场对于工业机器人自动化设备的需求越来越旺盛,工业机器人的 应用也越来越普及。使得各个工业机器人生产企业和集成商对工业机器人应 用的研发越来越重视。 本文的研究对象 A 公司就是这样一家生产工业机器人和工业机器人自动 化设备的企业。近年来,随着 A 公司的工业机器人业务不断的快速发展,其 工业机器人应用研发流程管理上的漏洞也越来越多暴露出来,造成的损失也 越来越多。主要原因是公司还在使用 20 年前制定的研发流程管理制度,但这 套管理制度已经无法满足现在变化多端的研发管理要求。本文旨在通过引进 门径管理理论来加强对流程的管控,解决管理漏洞和流程效率低下等问题, 使 A 公司能够突破研发流程管理的瓶颈,提高研发效率。 本文首先通过分析 A 公司的现状及其所处的行业特点,使用案例分析、 访谈调查等方法,找出目前急需解决的问题所在和问题根源。然后基于门径 管理理论将工业机器人应用研发流程重组为七个主要阶段,并增加阶段性评 审,通过清晰界定各个阶段评审内容和人员、补齐流程缺失环节等等实现流 程改进,获得优化后的新研发流程。其次,通过优化组织架构,精益流程管理, 加强绩效管理和质量管理等措施来进一步优化及保障新流程实施。最后从三 个方面对新流程的有效性进行分析和评估。从分析结果来看,流程优化效果摘要 II 显著,成功地提高了项目的效率和完成质量。 由于本文中的 A 公司在该行业有一定的领导地位,它的研发流程管理有 一定的代表性。本文的研究对行业内其它企业有着一定的推广和参考意义。 关键词 工业机器人应用 研发流程 流程优化 门径管理 并行工程Abstract III Abstract Under the background of the rapid development of science, technology and globalization, the update speed of various products is faster and faster, so that the manufacturing enterprises must improve production efficiency to better survive. And the most effective way to increase production efficiency is to use automation equipment, especially to use industrial robot automation equipment. With the increasing demand for industrial robot automation equipment in recent years, the application of industrial robots has become more and more extensive. As a result, industrial robot manufacturers and integrators pay more and more attention to the R&D of industrial robot applications. The research object of this paper is company A, which is a produces industrial robots and industrial robot automation equipment. In recent years, with the rapid development of company A’s the industrial robot business, more and more loopholes in the management of industrial robot application R&D processes have been exposed, resulting in more and more losses. The main reason is that the company is still using the R&D process management system developed 20 years ago, but this management system has been unable to meet the current changing R&D management requirements. This paper aims to strengthen the management and control of the process by introducing the theory of stage gate process, solve the problems such as management loopholes and low efficiency of the process, and enable company A to break through the bottleneck of R&D process management and improve the R&D efficiency. Firstly, this paper analyzes the current situation of company A and its industry characteristics, and uses methods such as case analysis and interview survey to find out the problems and root causes of the problems that need to be solved urgently. Secondly to reorganize the industrial robot application R&D process into seven main stages based on the theory of stage gate process, and add periodic review. The process improvement is realized by clearly defining the review content and personnel of each stage, filling in the missing links of the process, so as to obtain the optimized new R&D process. Thirdly, optimize and ensure the implementation of new processes by optimizing organizationalAbstract IV structure, lean process management, and strengthening performance management and quality management. Finally, the effectiveness of the new process is analyzed and evaluated from three aspects. According to the analysis results, the process optimization effect is remarkable, and the efficiency and completion quality of the project are successfully improved. As company A in this paper has a certain leading position in the industry, its R&D process management has a certain representativeness. The research of this paper has certain promotion and reference significance for other enterprises in the industry.
