在全球一体化的背景下,企业面临的竞争越来越激烈,产品推陈出新的时间越来越 短,企业的流程要与之相适应。如何能快速的提供出符合市场需求的新产品,是企业面 临的课题。OS 公司为照明行业的国际巨头,但在开拓 LED 灯具市场时也出现了许多新 问题,现有的流程需要优化。 本文以研发项目管理流程优化为主题,先从理论的角度入手,对研发项目管理理论 和流程优化的理论进行了介绍,并详细阐述了流程优化的步骤。通过查阅文献和归纳总 结,找出了十一种流程优化的方法。然后对运用因果分析法、标杆分析法等方法对 OS 公司的流程现状进行了分析。OS 公司现有的研发项目管理流程过于繁杂冗长,导致着 开发周期长、开发成本高的,无法满足 LED 灯具市场的要求。本文运用标杆瞄准法、分 析法和并行工程等方法对 OS 公司的研发项目管理流程进行了优化设计,缩短了产品开 发流程、优化外包设计流程、简化外部测试申请流程、同时生产加工流程及技术分享平 台。在组织结构上也做了相应的调整。通过实施,实现了缩短研发周期,降低开发成本, 提高客户满意度的显著效果。同时本文通过理论和实践的结合,提出了要想最大限度的 并行优化流程必须进行风险管理的观点。 本文通过对 OS 公司研发项目管理流程优化,完善该公司的研发项目管理流程,具有 一定的实际意义,为跨国企业参与本土化的激烈竞争提供了一些参考。 关 键 词 ,流程优化;研发;项目管理;标杆法; 研究类型,应用研究Subject ,The Research on Management Process Optimization of Research and Development Project of OS Company Specialty ,MBA Name ,Liu Feng (Signature) Instructor,Li Yongqing (Signature) Abstract Enterprises are facing more and more competitions under the globalization of economy. The time of product innovation is much shorter. The time of developing product is also much shorter which should be compatible with the process of company. How to provide new products which conform to the market demand is the most important problem faced by enterprise. OS company is international corporation in the field of lighting industry. But a lot of new problems appeared when they developed LED lamps market and existing process should be optimized. This paper takes the optimization of management process of the R&D project as the theme. From the angle of theory, it introduces research and development project management theory and process optimization theory and explains the steps of process optimization in detail. According to consulting literature and summarizing, the author finds out the 11 kinds of process optimization method. Then the process of present condition of OS company is analyzed using the method of causal analysis and benchmarking analysis. The existing management process of research and development project of OS company is too complicated which leads many problems such as long cycle of the development, high cost and unable to meet the requirements of LED lamps and lanterns of the market. In this paper, project management processes of research and development project of OS Company are optimized using the method of benchmarking, ECRS analysis, concurrent engineering and so on, which shortens the process of product development, optimizes the process the design of the ODM outsourcing, simplifies the process of the external test application and designs OEM process and technology sharing platform. At the same time, the organizational structure is adjusted correspondingly. After implementation, significant effects are realized such as shortening the development cycle, lowering development costs and improving the satisfaction of customers. At the same time, based on the combination of theory and practice, this paper puts forward the opinion thatin order to maximize parallel optimization process, we must carry out the method of risk management. In this paper, project management processes of research and development project of OS Company are optimized, the company's research and development project management process is improved, which has a certain practical significance and provides some references for the multinational companies to participant fierce competition.
