摘要
随着经济全球化、信息全球化的深入,w水粟为代表的制造型企业之间的全球化
竞争也越演越烈,全球各家累业公司之间直面的竞争也逐渐延伸到由泉业公司为代表的
供应链之间的竞争,因而让采购与供应管理在企业运营中所起的作用显得尤为重要

总部位于美国印第安拉州的F公司成立于1944年,经过半个多世纪的发展,如
今己成长为世界上井用潜水电机领域的领头企业。F公司自2004年开始拓展业务进入
水粟行业,通过自主研发和陆续收购各种水粟企业,短短十年左右时间,迅速成长为污
水泉、喷射粟、花园累、排污粟等多种水泉的专业制造商。成功的产品战略和市场战略,
让F公司迅速在全球水粟市场上赢得较强的竞争优势

从建立之初专注于井用潜水电机的制造,到近几年内步入水粟领域而接连收购各
类水累企业,F公司对市场需求和产品投放有着敏锐的把控能力,送让F公司新品水泉
的研发和企业收购活动接连取得成功,因而让F公司的水累业务在强手如林的全球市
场迅速成长起来。但是多年来F公司对组织内采购供应管理却缺少关注,随着公司业
务的扩张,规模的扩大,与采购供应相关的问题逐渐暴露出来

本文从F公司众多采购的零部件中铸件类产品的采购着眼,针对其中多品种小批
量铸件的采购现状和存在问题,结合与采购相关的精益管理理论深入进行分析,找出采
购供应问题背后的原因所在,并针对这些问题列出对应的解决方案

在本文的第一章,简要描述了水泉行业的发展历程和产品差异化趋势下水粟企业
所面临的共性问题,对本文的研究背景,研巧目的和意义进行了阐述。在第二章中,对
采购与供应职能的发展作了简要回顾,并对精益管理理论、采购风险与产品影响力关系
等论文中分析研究问题时需要用到的理论和工具进行了概述。第H章中,首先介绍了F
公司由潜水电机起家然后拓展业务转向水粟行业的发展概况,当前的采购组织架构W及
采购物料的分布及其管理现状,然后着重针对铸件类的采购作了分析说明,阐述铸件供
应商在全球的分布情况和不同材料铸件的采购现状,对铸件采购中出现的问题表现进行
描述,指出多品种小批量铸件采购中面临的具体问题,最后针对每^个问题点进行详细
分析,找出问题产生的原因。在第四章中,运用在第二章中述及的采购供应管理理论,
精益管理思想,针对每一个暴露的问题有针对性地提出解决方案。陈述解决方案实施后
对存在问题产生的初步效果,W及展望其中正在实施方案的未来效用。在第五章中,对

II Abstract
Along with the deeper processing of economic globalization and information
globalization, the global competition between manufacturing enterprises, represented by
pump manufecturing c打terprises, is getting intense. The competitio打 betwee打 enterprises is
gradually becoming 化e one between 化e supply chain behind 化e enterprises,purchasing and
supply management are 化erefore getting much more vitaUo 化e enterprises,operation.
Headquartered in Indiana,F company was founded in 1944. After 过 half century of
development,F company has become 化e leading manufacturer in submers化le motors used in
well. F company started expanding its business to pump industry since 2004, with its
self-innovation and acquisition of pump enterprises, now it becomes a professional pump
manufacturer specialized in sewage pump, jet pump, garden pump and trash pump and etc.in
a short period of 10 years. The successM product strategy and marketing strategy
implemented by F company gains its stronger competitive edge rapidly in the global market.
From the time being established and focused o打 submers化le motors for well 化 recent
years acquiring pump enterprises frequently,化e aWlity of being keen in capturing products
and market drives F company 化 succeed in launching its new products and acquisition
activities,facilitates its pump business 化 grow rapidly against the strong competitors around
the world. WWle F company doesn,t pay 1:oo much attention on its procurement and supply
management for years, problems associated with procurement and supply are arising along
with the process of expanding its business and size.
Seen from the perspective of casting category among many purchased components,
with an analysis supported by related procurement theory and lean management,化is paper
finds out the root cause of the problems, arisen from current purchasing, against the
multi-variety 友 small batch c泣sting, and then figures out the solution for the problems.
The 1 巧 Ghapter of this paper is to briefly introduce the development history of pump
industry and the common problems being fac^ by the pump manufacturers under the trend
111 of product differentiation, also introduce the background, purpose and significance of the
study. In the 2* Chapter, the development history of procurement and supply, purchasing risk
and product influence as well as lean management are introduced. In the 3*^ Chapter, starts
with the development status of F company&39;s business initiated by submersible motors and
化en expand busine站化 pump industry, current organization structure of procurement 孤d
procurement si扣ation, proportion of purchased material,化en d的crib朗化e procurement
condition and problems, points out the detailed issues against the purchasing on multi-variety
& small batch casting. At last, figures out the root cause based upon the detailed analysis
made on each problem. The 4*** Chapter presents the solution for each exposed problem by
using 化e procurement 化eory: lean management addressed in Chapter 2. Introduces
preliminary effectiveness of solutions after they’re implemented, and 化e antidpated
effectiveness of the solutions that are in process. Chapter 5 summarizes the paper, point out
出e vital role acted by procurement & supply management 1:o the companies’ operation under
the much more intense global competition, and the importance of continuous improvement
navigated by lean management 化 help the pump company and its suppliers achieve mutual
benefit, puts forward some extra thoughts from this paper writing.

1.1研巧背景
自18世纪60年代在英国开始工业革命后,工业化生产逐渐完成由原有的手工劳
动生产方式向机器规模化生产的转变,之后在相当长的一段时间内,人们日益増长的物
质需求促使规模化大生产成为主流。生产制造业也将提高生产效率作为规模化大生产中
工厂持续改善扩大经营的长久目标。到了 21世纪,人们的生活需求不再满足于单一的
物质供给,而是在此基础上不断追求彰思独特个性的生活生产用品,迎合各类特色需求
的定制化产品应需而生,这也就导致输出单一产品的规模化大生产不再单纯是各种生活
生产供给的主流生产方式,尤其是在一些特定的领域,满足不同层次不同应用的多样化
产品的生产逐步成为不可或缺的生产供应方式

不管是在生活用品范畴,还是在工业制晶领域,追求产品的差异化彰蟲自身产晶
的独特性己成为各厂商赢取客户,拓展市场的重要手段之一。产晶差异化,顾名思义就
是各厂家商家
