摘 要

浙江JK高科技有限公司(以下称浙江JK公司)位于浙江乐清,成立于1997

年,是集机械、电子、计算机、通讯于一体的高科技中小民营企业,经过十几

年的发展,公司渡过了创业期,正在经历成长期,在专业领域内具有领先的地

位,从公司成立初期的一个产品打天下到现在的几十个产品、六百多家客户。

公司业务的快速发展,给研发部门带来巨大的压力。不同的客户有不同的

需求,市场部提出不同需求产品的开发;同时,研发人员还要给销售人员提供

市场技术支持;公司为了持续保持市场竞争优势,需立项开发未来几年的拳头

产品。研发人员疲于奔命,出现了研发需求不明确、研发进度过长、研发效率

不高等问题。如果不及时解决这些问题,直接会影响公司对客户的反应速度以

及未来公司持续领先的竞争优势。

本文针对浙江JK公司的产品及行业特性,利用项目管理理论分析问题,

采用理论与实践相结合的方法给出解决方案。针对浙江JK公司的研发项目管理

提出加强需求的评审,严格对项目立项进行把关,充分评审,剔除早期风险。

在项目开发过程中利用现代化的研发组织架构,建立以产品线为导向的跨职能

的虚拟化项目小组,充分利用各种资源,降低研发风险。利用R&D软件,建立

项目研发的全程跟踪,建立知识共享,提高研发效率,保留研发过程中产生的

各种成果,增加公司的研发知识积累,提升公司的研发竞争力。同时希望通过

对浙江JK公司研发项目管理的问题诊断分析,能够给温州、浙江乃至全国的高

科技民营中小企业的研发项目管理应用一些启示。

Abstract

Zhejiang JK High Tech Ltd., Company, established in 1997,is located in

Yueqing City,Zhejiang Province. It is a small and medium a high-tech private

enterprise integrated with electronics, computer,and telecommunication industries.

The company is going through its grow-up stage and taking the leading position in

the its expertise field after the starting up stage. It has now dominated the market

with dozens of products and more than 600 customers instead of one single product

at the start-up stage.

The rapid expansion of the company's business put great strains on the R&D

Department. The marketing department calls for the development of diverse

products to meet the diversified demands of the different customers; the market

representatives require technical backup from the R&D staffs. Therefore, in order

to maintain its competitive advantage in the market, the company has to set put

different projects to explore the hit products in years. There also exist problems of

vague R&D demands, lengthy R&D progress, inefficient R&D owing that the

research staffs are too busy on their work. Unless those problems are solved

without delay, the company's speed response to the customers and its continuing

lead of the competitive advantages will be seriously affected.

Aiming at the industry and product features of JK Company, this essay

presents solutions to the above problems using project management theory and

adopting the method of combining theory with practice. It proposes to eliminate the

early risks by the strict control and sufficient verification of the R&D projects in

JK Company. In the progress of the project development, it is recommended to set

up a product- oriented virtualized project team to reduce the risks through the

utmost use of the recourses. AncHhe building of whole process tracking and

knowledge sharing system can increase the R&D efficiency, maintain the

achievements occurred during research and development,accumulate the

company's R&D knowledge and increase the R&D competitive force using R&D

software. Meanwhile, the author hopes that this essay may inspire some flesh ideas

on the application of the R&D project management in the small and medium high

tech enterprises in Wenzhou,Zhejiang Province, and nation wide by the diagnosis

and analysis of the problems of the R&D project management in JK Company.
