近年来，广元市立足四川“北大门”的区位优势，持续加快交通基础设施投 资建设，全市交通运输迅猛发展。在此基础之上，广元市交通运输发展喜迎新的 历史发展机遇，2018年，广元被明确为四川北向东出桥头堡和全省进出川门户 型综合交通枢纽，要为加快建设川陕甘结合部区域中心城市和四川北向东出桥头 堡提供强有力的交通运输保障和支撑。 但是，在新的发展机遇面前，GY交通投资集团如何改变发展战略不清的现 状，使集团能够有效利用发展机遇，同时，充分发挥好集团自身优势，来解决好 集团现存的问题，是集团当前必须面对和亟待解决的重要现实问题。 在本文中，笔者以GY交通投资集团为研究对象，在结合集团内外环境实际 情况下，运用相关战略管理理论和战略分析工具，对集团的发展战略进行分析、 选择和制定。首先，介绍集团的发展现状及问题。然后，分析集团的外部和内部 环境。一是通过PEST分析法、波特五力分析模型，对集团外部环境进行分析， 再运用EFE矩阵对集团的外部机遇和威胁进行评价，定量分析了机遇和威胁，得 出集团的外部环境反应较好，集团可以充分利用外部机会为其发展创造良好的外 部环境；二是通过企业资源和能力分析、企业价值链分析等对集团的内部环境进 行分析，再运用IFE矩阵对集团的优势和劣势进行评价，定量分析了内部优势和 劣势，得出集团的资源和能力尚可，集团可以充分发挥优势条件为其发展创造良 好的内部环境。而后，根据赋分的SWOT分析矩阵，并结合集团发展战略确定的 指导思想和集团的综合实力，分析出多元化战略和一体化战略两个备选发展战略。 最后，通过对备选战略进行定量战略计划矩阵QSPM分析以及可行性和适用性分 析，得出适合GY交通投资集团的发展战略为多元化战略。 以此，提出了GY交通投资集团发展战略，即以多元化发展为总体战略方向， 以“主业增效、辅业创收、主辅兼顾、协调发展”为发展布局，坚持围绕“主 业”发展“辅业”，将集团发展成为“一主多辅”的业务格局，集团要巩固交通 基础设施建设和投资业务，着力发展“大物流”和开发旅游地产，兼顾发展其他 辅业，并能够在各产业之间形成协同效应，培育集团各项利润增长点，努力优化 集团的资产结构，有力提升集团的总体竞争优势，进而实现集团的总体发展目标。 昆明理工大学专业学位硕士学位论文GY交通投资集团有限公司发展战略研究 II 继而，根据制定的发展战略，从组织、资金、人力资源、政策、文化等方面提出 了相应的战略实施保障措施。 通过本文研究，制定出了GY交通投资集团的发展战略及保障措施，对集团 的发展问题提供了重要参考，也可为行业内的其他企业提供一定借鉴，可以说， 具有较强的现实意义。 关键词：GY交通投资集团；发展战略；EFE；IFE；QSPM 昆明理工大学专业学位硕士学位论文GY交通投资集团有限公司发展战略研究 III Abstract Inrecentyears,basedonthelocationadvantageofSichuan's"NorthernGate", GuangyuanCityhascontinuedacceleratingtheconstructionandinvestmentoftransp ortationinfrastructure,whichhasmakingthetransportationofthecityrapidlydevelo ped.Inaddition,Guangyuanwelcomesanewhistoricalopportunitytotransportation development,in2018,Guangyuanhasbeendefinedasthenorth-eastbridgeheadan dahubofSichuantransportation,whichrequiresthecitytoprovidestrongtransport ationsupportforspeedinguptheconstructionoftheregionalcentralcityoftheSic huan-Shanxi-Gansujointandnorth-eastbridge-headofSichuantransportation. However,inthefaceofthenewdevelopmentopportunity,thequestionhowG YTransportationInvestmentGroupchangesthestatusofuncleardevelopmentstrateg y,solvingtheexistingproblemsofthegroupbymakinggooduseofthedevelop mentopportunityandtheGroup'sownadvantages,becomesanimportantrealisticpr oblemthatthegrouphastofaceandurgentlysolveatpresent. Inthisthesis,theauthortakesGYTransportationInvestmentGroupastheresea rchobject,toanalyzeandchooseandformulatethedevelopmentstrategyofthegro upbytakingthegroup'sactualinternalandexternalenvironmentintoaccountanda pplyingrelativestrategicmanagementtheoryandstrategicanalysistools.First,devel opmentstatusandproblemsofGYTransportationInvestmentGroupwereintroduced.
