随着改革开放向纵深推进,经济和社会全球一体化发展和精细化分工协作,以及人们对个 性的追求提升,当前制造业面临着前所未有的难题,招人,留人,培训人,用人,管理人,寻 找到更好的管理和提升生产效率的方式显得尤为重要和迫切。产品,质量,交货期,制造成本 以及服务这几个方面成为了当今企业的核心竞争力和生存根本。工业工程作为一门将现代科学 技术与管理实践相结合的学科之一,重点研究和解决生产系统的优化,识别及减少不必要的浪 费,以达到提高和优化生产效率的目的;将工程技术与管理方法有效地相结合起来,从流程优 化,操作优化,利用率提升,自动化提升等方面研究和分析;以及结合和运用生产运作系统综 合效率,这就需要运用现代工业工程管理的理论和方法。研究如何提高生产效率,降低成本, 以最小的投入来满足顾客需求,为企业创造更多的剩余价值,是每个制造型企业长期的一项及 其重要的战略。同时也是本文的出发点和立足点。 本课题以工业工程(IndustrialEngineering,IE)基本理论为指导,以B公司手机显示模组 工厂生产线为对象,工业工程技术思想在制造型企业中的应用为出发点,结合个人工作实践, 利用工业工程工具中的作业测定和方法研究为理论知识和技术手法,在现场调查的基础上,建 立了工序作业站点,产品作业时间,设备资源信息以及人力配置信息等基础数据库。接着运用 工业工程技术中的流程程序分析,人机操作分析,5W1H分析(where,when,who,why, what),线平衡分析,价值分析等方法,针对整个生产线所涉及的工艺流程,人员配置,作业 内容,作业时间等进行研究,系统快速的识别生产线问题产生的原因,并采用ECRS(取消, 合并,重排,简化)原则进行改善,经过IE工具的系统分析,提出改善对策,总结出了最核 心的问题和改善方向如下: 1.合理化流程,优化配置,主要改善方向为通过流程分析和5W1H分析结果,取消无价值 的流程和作业操作,合并工作负荷不高的动作,重新分配和调整作业内容。 2.优化人机配比,提高利用率,主要改善方向为通过人机操作分析结果,重新调整人员和 设备的动作,减少等待时间,合理化人员和机台的操作配比,提高人员和设备利用率。 3.优化品质检验规则,消除过度检验,主要方向为减少重复检验人员,以及减少品质画面 检验数。 4.提升自动化,减少人员,主要方向为前后工站进行串线作业减少取放人力,及自动化设 备导入代替人工作业。 通过上面四个方向的系统改善,最终我们可以实现单条线人力从105人降低到83人,节 省22人;线平衡率从81%提升为89%,提升10%;生产效率UPPH(每人每小时单位产出) 从6.44提升为8.84,提升34%,每月创造了2,623,457RMB的价值,有效的提高了效率,降低 了成本,提高了企业产品的市场竞争力。 关键词:工业工程;人机操作分析;ECRS;5W1H IV Abstract Withthedeepeningofreformandopeningup,thedevelopmentofglobaleconomicandsocial integrationandrefineddivisionoflaborandcooperation,aswellastheimprovementofpeople's pursuitofpersonality,thecurrentmanufacturingindustryisfacingunprecedentedproblems.Itis particularlyimportantandurgenttorecruit,retain,train,employandmanagepeople,sofindabetter waytomanageandimproveproductionefficiency.Product,quality,deliverytime,manufacturing costandservicehavebecomethecorecompetitivenessandsurvivalbasisoftoday'senterprises.As oneofthedisciplinescombiningmodernscienceandtechnologywithmanagementpractice, industrialengineeringfocusesonstudyingandsolvingtheoptimizationofproductionsystem, identifyingandreducingunnecessarywaste,soastoachievethepurposeofimprovingand optimizingproductionefficiency;iteffectivelycombinesengineeringtechnologywithmanagement methods,researchandanalysisfromprocessoptimization,operationoptimization,utilization improvement,automationimprovementetc,aswellasthecombinationandapplicationofthe comprehensiveefficiencyoftheproductionandoperationsystem,requiretheuseofmodern industrialengineeringmanagementtheoryandmethods.Itisalong-termandimportantstrategyfor everymanufacturingenterprisetostudyhowtoimproveproductionefficiency,reducecost,meet customerdemandwithminimuminvestmentandcreatemoresurplusvaluefortheenterprise.Itis alsothestartingpointandfootholdofthispaper. UndertheguidanceofIEbasictheory,thesubjecttakestheproductionlineofmobilephone displaymodulefactoryofcompanyBastheobject,startingfromtheapplicationofIElean managementthoughtinmanufacturingenterprises,combiningwiththeworkpracticeofindividualie, usingtheoperationmeasurementandmethodresearchinIEtoolsasthetheoreticalknowledgeand technicalskills,onthebasisofon-siteinvestigation,establishestheoperationsiteandproduct operationtime,equipmentresourceinformationandhumanresourceallocationinformationand otherbasicdatabases.Then,theprocessprogramanalysis,human-computeroperationanalysis, 5W1Hanalysis(where,when,who,why,what),linebalanceanalysis,valueanalysisandother methodsareusedtostudytheprocessflow,personnelallocation,operationcontent,operationtime involvedinthewholeproductionline.Thesystemquicklyidentifiesthecausesofproductionline problemsandadoptsECRS(cancel,merge,rearrange,simplify)principletoimprove,throughthe V systemanalysisofIEtools,putforwardimprovementcountermeasures,summedupthemostcore problemsandimprovementdirectionsareasfollows: 1.Physicalandchemicalprocess,optimizationofconfiguration,themainimprovement directionistocanceltheworthlessprocessandoperationoperation,mergetheactionwithlow workload,reallocateandadjusttheoperationcontentthroughtheprocessanalysisand5W1H analysisresults. 2.Themainimprovementdirectionistoreadjusttheactionofpersonnelandequipment,reduce waitingtime,rationalizetheoperationratioofpersonnelandmachine,andimprovetheutilization rateofpersonnelandequipmentthroughtheanalysisresultsofhuman-computeroperation. 3.Optimizethequalityinspectionrulesandeliminateoverinspection.Themaindirectionsare toreducethenumberofrepeatedinspectorsandthenumberofqualitypictureinspection. 4.Upgradeautomationandreducepersonnel.Themaindirectionistocarryoutstringoperation atthefrontandrearworkstationstoreducemanpowerfortakingandreleasing,andtoimport automationequipmentinsteadofmanualoperation.
