当前,制造业再次成为全球经济竞争的制高点,各国纷纷把先进制造业的发 展上升为国家战略。中国提出“中国制造2025”国家战略,目标为实现制造大 国向制造强国的转变,从而保持竞争优势。制造业主要分为三类,包括轻纺工业 类、资源加工类和机械及电子制造业。我们日常使用的电子产品生产属于机械及 电子制造业,当前我们对于电子产品的依赖性越来越强,这样电子产品的市场将 保持持续、稳定的增长趋势,因此电子产品制造的智能化过程对实现制造强国的 目标起着至关重要作用。 捷普精密公司是一家电子产品的代工企业,其产品涵盖手机部件、运动相机、 AR眼镜、运动手环等多个领域。本文通过对捷普精密公司的原材料质量检验管 理现状进行诊断,挖掘出原材料质量检验管理中存在的问题,即检验不及时、检 验误判率高;进一步从人、机、料、法、环、流程等关键要素出发,采用鱼骨图 方法找出导致原材料质量检验管理问题的主要原因在于人、法、流程这三个因素, 即:检验人员技能不足;标准检验作业指导书不完善;检验流程不合理。然后, 根据质量管理理论和精益生产理论,提出原材料质量检验管理的改进方案,即通 过改进原材料检验员的培训机制,提升原材料质量检验人员的能力;通过增加标 准检验作业指导书的预警和审核机制,以减少标准检验作业指导书缺失或者检验 项目制定不合理的情况;挖掘检验流程中的各项浪费并消除或减少,实现对检验 流程的再造;重构原材料质量检验管理信息平台,以实现原材料质量检验管理的 标准化、可视化和高效化。最后,按照计划实施改进方案,并对原材料质量检验 管理改进方案进行预期效果分析。 原材料质量检验是制造业中质量控制的重要环节,针对原材料质量检验管理 的改进研究,对提升捷普精密公司产品质量有着重要意义。在经济全球化的大背 景下,中国制造型企业所面临的竞争不只是来自国内,而是来自世界各地,愈发 激烈的挑战和残酷的竞争是中国制造型企业必须正视的现实。因此,本文研究成 果对中国制造型企业谋求长远发展和继续壮大可以提供一定的借鉴意义。 关键词:原材料质量检验;改进;流程优化;PDCA循环;持续改善 MBA学位论文 作者:罗鹏 捷普精密公司原材料质量检验管理的改进研究 II RESEARCH ON MANAGEMENT IMPROVEMENT FOR RAW MATERIAL QUALITY CONTROL IN JABIL PRECISION COMPANY ABSTRACT At present, the manufacturing industry has once again become the commanding height of the global economy competition; many countries have raised the development of advanced manufacturing to a national strategy. China proposes the national strategy of “Made in China 2025”, to achieve the transformation from a large manufacturing country to a strong manufacturing country. Manufacturing is divided into three main categories, including textile industry, resource processing and mechanical and electronic manufacturing. Our daily production of electronic products belongs to mechanical and electronic manufacturing; we are increasingly dependent on electronics, the electronics market that is closely related to life, the market will main a sustained and stable growth trend, so the intelligent manufacturing of electronics plays a vital role in achieving the goal of manufacturing a strong country. Jabil Precision Industry (Guangzhou) Co. Ltd. is a contract manufacturer of consumer lifestyle electronic products, including mobile phone, motion camera, AR glasses, sports bracelet. According to deep analysis of Jabil Precision Company incoming material quality control management current situation and finds out the main problems in the incoming material quality control management, that is incoming material quality inspection delay and high misjudgment rate. Next step study from man, machine, material, method, environment and process, to use fishbone diagram method find out the root causes of incoming material quality control management from man, method and process, which is inspector insufficient shills, imperfect standard inspection workbooks, inspection process is unreasonable. Then, according to the quality management theory and lean production theory, an improvement plan for incoming material quality control management is proposed.
