I 摘要 HN热电厂经过20多年的运行,现今面临着机组老化以及北京市消除燃煤发 电的巨大压力。目前,厂内燃煤机组作为北京市应急备用电热源,每年只有几个 月的时间可以运行,由于是应急启动所以对机组运行的稳定性提出了更高的要求。 燃煤机组是公司的盈利主力,能够抓住每年的运行窗口期对公司非常重要。所以 需要研究设计一套有效可行的生产现场管理方案,来提高机组的运维质量和稳定 性,节约运营成本,增加公司经营利润,圆满完成每年的电热保障任务。 本文从HN热电厂实际出发展开研究,结合现场管理与5S理论通过对电厂的 实地调研以及对电厂职工的访谈,对电厂生产现场存在的问题进行深度的剖析, 并使用5S管理的方法为电厂设计了一套生产现场管理方案,方案细化到5S中每 项活动如何设计如何实施,确保了方案的可执行性。最后,在厂内选取班组对设 计方案进行实验,通过数据对比和问卷调查的方式验证方案的有效性,并总结经 验对方案进行补充,进而向全厂推广。 论文研究成果可提高HN热电厂生产现场管理水平,解决企业面临的现实问 题,为企业现场管理提供新思路、新方法,达到提高机组运维质量,节约成本, 增加利润,改善经营的目的。同时也丰富了5S理论的应用研究,为未来5S管理 理论应用于火力发电厂提供有益的借鉴。 关键词:火力发电厂;生产现场;5S管理;应用研究 北京工业大学工商管理硕士专业学位论文 II Abstract After more than 20 years of operation, HN thermal power plant is now facing great pressure of aging units and eliminating coal-fired power generation in Beijing. At present, the coal-fired unit in the plant, as the emergency standby electric heat source in Beijing, can only operate for a few months every year. Because of the emergency start-up, higher requirements are put forward for the stability of the unit operation. The coal-fired unit is the main profit of the company. It is very important for the company to seize the annual operation window. Research and design a set of effective and feasible production site management scheme, which can improve the operation and maintenance quality and stability of the unit, save the operation cost, increase the company's operating profit, and successfully complete the annual electric heating guarantee task. Based on the actual situation of HN thermal power plant, combined with the field management and 5S theory, through the field investigation of the power plant and the interview with the employees of the power plant, this paper makes a deep analysis of the problems existing in the production site of the power plant, and designs a set of production site management scheme for the power plant using the 5S management method. The scheme is detailed into how to design and implement each activity in 5S to ensure that The implementation of the scheme is achieved. Finally, a team is selected to test the design scheme in the factory, and the validity of the scheme is verified by data comparison and questionnaire survey, and experience is summarized to supplement the scheme, and then it is promoted to the whole factory. The research results of this paper can improve the production site management level of HN thermal power plant, solve the practical problems faced by the enterprise, provide new ideas and methods for the enterprise site management, improve the unit operation and maintenance quality, achieve the purpose of saving costs, improving profits and enhancing competitiveness. At the same time, it enriches the application research of 5S theory, and provides useful reference for the application of 5S management theory and thermal power plant in the future.
