为此本文应用精益生产中的快速换模思想对公司主导产品手工操作的总
装配生产线进行快速换线改善以适应市场的新要求。产品的总装配作为生产
线上的最后一道工序,结合总装产品结构特性,采用机体作业、内部作业二
维方式来确定停机换线的内部作业,以及标准化快速换线的作业流程。提出
了适合产品自身特色的一种生产换型、生产系统快速切换的技术方法,即手
工总装配生产线快速换线技术。结果表明通过快速换线的实施,在解决生产
过程中的实际问题的同时也了产生较大的经济效益。总装配生产线换时间从
原来的 44 小时缩短至 11.75 小时,同时产品的生产周期提前了 26%,全年还
可以为公司多提供约 3360 万元的产值、节约 13.86 万元的成本。改善后的总
装配生产线能更快速地响应多品种小批量市场的需求,缩短交付期、减少浪
费、减少在产品库存,增强企业在市场中的竞争力。同时能够为具有同类生
产实情的企业提供一些经验和借鉴。本文主要内容如下:

文研究的目的、研究的主要内容框架以及在研究中所采用的一些方法

有代表性的作者的主要观点、研究方法与应用领域等研究情况。而本文研究
的快速换线领域在已有文献中鲜有涉足
(3)介绍 RC 公司的生产管理和产品现状,以流程图的形式描述了公司
产品的生产流程与主导产品总装配生产线流程。分别对两个流程现状中存在
的管理问题、人员问题、流程问题等进行一一查找、分析原因,为快速换线
做好准备
(4)对 RC 公司主导型号产品总装配生产线进行快速换线过程的研究、
改进。首先,按照快速换线的各操作步骤,从缩短作业时间、转换工作属性、
改进作业流程、标准化换线过程等方面进行原因分析以及对存在的问题一一
做出整改。然后,对实施快速换线的效果从时间、流程、产能和品质等主要
方面进行客观评价,验证了总装配生产线快速换线实施的有效性,并且有效
地缩短了产品的生产周期、增加产能、减少工时、降低产品制造成本

The products of RC manufacturing company are the special products of
measuring railway in the railway market. With the increasing of railway speed, and
despite the low market demand and severe competition, the market demand for
products is also increasing, which asks for a wide variety of products with fast
delivery time, stable quality and low price. To meet the diversification and urgency
of market demand, manufacturing mode must be more balanced, production line
exchange must be more agile and less time consuming to boost productivity and
make the enterprise production system be more flexible. However, the company&39;s
current production system cannot meet the market requests because it has revealed
many problems in the multi-product and small-lot market environment.
For this reason, this paper applies single minute exchange of dies(SMED)
ideas of Lean Production (LP), improving the company leading product’s Final
Assembly Line’s(FAL) quick exchange which operated manually, to adapt the new
market requirements. Product’s final assembly is the last working procedure of
production line, combining with assembly product’s structural characteristics, and
lays out body operation and inner operation two-dimensionally to ensure inner
operation of being down for the line exchange and standardized workflow of quick

technical approach of productive trading and quickly switching production system
which suits products&39; self feature is set up, that is, Quick Exchange of manual
operation Final Assembly Lines(QEFAL) technology. The results show it can solve
the practice problem in production process, and bring better economic benefit by
implementing quick exchange. The total time of QEFAL reduced from the original
44 hours to 11.75 hours, the production cycle being 26% ahead of time, which
supplies extra 33.6 million output value and saves 138,600 Yuan cost in a year forApplication Research on the SMED Idea in RC Company Final Assembly Linethe company. The Improved FAL can more quickly respond to the multi-product
and small-lot market demands, reduce lead time, reduce waste, reduce inventory,
and makes enterprise more competitive in market. It can provide some beneficial
experience and references for the similar productive enterprises. The main contents
of this paper are as follows:
Firstly, it introduces the background of RC company&39;s products under the
industry market environment and product features, the purpose of this study, the
major framework of main content and some methods in the study.
Secondly, it illustrates origins, concepts and features of LP and SMED theory,
analyzing logical relationship between SMED and other technological tools of LP,
and implementation step of SMED. The QEFAL technology is advanced by the
extracted idea of SMED. By collecting and analyzing LP and SMED documents at
home and abroad, finds out the main views of representative authors, research
methods and application areas. However, there are rare documents about the
quickly exchange field in this study.
Thirdly, it introduces production management and production status of RC
company, and describes the manufacturing process and FAL process of leading
products in the form of flowcharts. Management issues, worker and process
problems existing in the two flow present situation are found out and analyzed the
reason one by one separately, which are good prepared to quick line exchange.
Finally, it studies and improves the leading product’s procedure of quick
exchange of the leading products FAL. First, it follows the steps of line quick
exchange, and analyses the reason and rectify the questions in the aspects of
shorting the working time, converting work -item attributes, improving workflow
and standardized line exchange process. Then, It objectively evaluates the effect of
carrying out line quick exchange in the main aspects of time, process, capacity and
quality, verifies the effectiveness of the FAL quick exchange, and effectively
shortens the production cycle, increases capacity, reduces working hours and
decreases manufacture cost.
